🎬🧠🌱 I've been consciously trying to seed some future nostalgia lately.

I've been watching a lot of older films with my kids. Some are movies I first saw when I was around their age, and I can still remember what it felt like to see them then.

Seeing a great film as a kid isn't quite the same as discovering it as an adult. There’s a limited window to make watching these films together part of their childhood. I’m trying to use that window well!

I used to think of films and TV as just entertainment, something you do when you’re not doing something that matters more. But over the years I’ve come to realize that a really good film or a really good TV show shared with the people you love is one of the peak human experiences. 🏔️

So why not make time for it instead of just letting it happen randomly? Family Movie Night™ is a tradition in this house!

When older adults look back over their lives, a disproportionate number of their memories come from childhood and adolescence. Psychologists call this the reminiscence bump (related to the U-shaped curve of memory I mentioned in Logtime).

This pattern shows up with music, too. Songs we hear as teenagers have a weird ability to stay welded to us for decades. So I’ve been playing my kids music from all kinds of genres and eras. At first, I was doing most of the choosing. Now they’re requesting songs, exploring on their own, and showing me music I didn’t know about!

I love that.

It also makes me think more consciously about films, music, books, trips, little traditions, etc. What are the things that might become keys to whole rooms of memory 30 years from now?

Not that I want to turn childhood into some kind of memory-optimization program 😅

I have no idea what will stick. I’m just trying to get more shots on goal: sharing things I genuinely love, watching them together, talking about them afterward, revisiting favorites, building up shared references and stupid inside jokes.

And then maybe, decades from now, one of those old movies comes on, and for a moment they’re back here with us. 👨‍👩‍👦‍👦

It would be great to have an agent there taking notes, adding things to the calendar, scanning our inboxes for emails from the kids’ school, and reminding us automatically about things we need to know when we need to know them.

If you want to do something concrete about it, St. Jude is hard to beat. It’s a children’s hospital and research institution with an unusual model: families never receive a bill from St. Jude for treatment, travel, housing, or food, so parents can focus on their child.

💰 Nvidia’s Portfolio Isn’t Like Yours (and I don’t just mean the size 😅)

Nvidia now has an equity investment portfolio worth roughly $99 billion, including stakes in companies that buy its products (that’s why you hear so much about the 🔄 nature of it).

Our first reflex may be to judge these the way we judge our stocks: Did Nvidia pay a good price based on whatever valuation metrics? What return can it expect going forward?

But Nvidia has more ways to make an investment pay off than regular, passive investors do.

Helping a customer fund its next data center or lower its cost of financing can generate extra GPU/networking/etc profits, on top of whatever Nvidia earns from the appreciation of the shares. Backing a supplier can help it expand production (leading to more sales, or a bigger allocation than competitors), while backing a software company can help bring more workloads to Nvidia’s ecosystem.

That means an investment with a mediocre standalone return could still be attractive once those extra profits are included. 💵 💸

Here are some of its announced investments and commitments:

• OpenAI: a $30 billion investment announced in February.

• Anthropic: a commitment to invest up to $10 billion.

• SpaceX: a stake reportedly worth roughly $21 billion as of June 30. That’s the value of the holding, rather than the amount Nvidia originally invested.

• CoreWeave: another $2 billion invested in January, adding to its existing stake.

• Lumentum and Coherent: $2 billion each in announced investments in these optical-component suppliers (Lumentum, Coherent).

• Intel: a $5 billion investment announced in September 2025, with plans to jointly develop PC and data-center products.

• Synopsys: $2 billion invested in the chip-design and engineering-software company.

• Nebius: a $2 billion investment announced in March to help expand its AI cloud.

• Marvell: $2 billion invested alongside a partnership on custom chips and optical networking.

• Nokia: a $1 billion investment announced in October 2025, alongside a partnership on AI networking.

• Corning: an equity arrangement of up to $3.2 billion, including an option to buy shares, alongside its optical-fiber manufacturing partnership.

• SB Energy: a $1.5 billion investment commitment in the developer behind OpenAI’s Ohio data-center project.

Of course, Nvidia takes on some of the customer’s risk as part of the deal. There’s no such thing as a free lunch. 🥪

The catch is that those sales have to be additional: If the customer would have raised money elsewhere and bought the same Nvidia chips anyway, Nvidia can’t count those profits as a benefit of its investment.

🔌 400,000 GPUs: A Power Plant Problem ⚡

OpenAI trained Astra on more than 100,000 GPUs at its Stargate site in Texas. Jensen Huang is already pointing to 400,000 GPUs “coming online next”.

We don’t yet know whether all of those will work together on one training run. But what would a frontier lab pay to get that electricity six months sooner?

One underrated advantage of building the best AI models is that you get to use them before anyone else.

For a while, the leading labs are basically living in the future. 🔮

Thibault “Tibo” Sottiaux, who leads Codex and is master of the Reset Button, put it this way:

This is already a big deal when models improve at their normal rate. But every once in a while there’s a bigger jump, like Anthropic with Fable or OpenAI now with Astra. When the lab itself gets access to that way-ahead model before everyone else, that can change how fast it moves. 🏎️

Just a few days ago, OpenAI said they’ve now reached their “automated research intern” milestone: give the AI a well-defined research task that would take a skilled researcher a few days, point it in the right direction, and steer it as needed while it works. By mid-August, OpenAI’s research org was using 3.1 agent-workdays for every human workday. The ‘median researcher’ was burning through more than $600/day of inference at API-equivalent prices, and they were running more experiments per ‘active experimenter’ than at any point since OpenAI started tracking this in January 2025.

That obviously doesn’t mean research is moving 3.1x faster, but that’s a LOT of extra agent work to throw at your own problems. And OpenAI says agent usage is still growing rapidly. Of course, as more of the work gets automated, the bottleneck probably just moves.

If you’re at Meta or SpaceX AI or even Google and you’re trying to compete, you may have some pretty good unreleased internal models too. And you may be paying one of the frontier labs for access to their best public model (eg. Meta is reported to be spending billions annually on Claude).

But if the models available to you aren’t competitive with your rivals’ unreleased ones, you may be falling further behind unless you can compensate in other ways.

The key question is whether that private lead compounds faster than it diffuses. If each unreleased model helps the lab build the next one before competitors catch up to the last one, the gap doesn’t necessarily reset when the model is released publicly. It may reproduce itself. 🤔

Astra is barely out, and already OpenAI is announcing what could be a major math breakthrough made by what they call “an OpenAI next-generation model significantly more capable than GPT-6 Astra…” with on the order of 10,000 concurrent agents… (Yes, I know there’s controversy about how OpenAI got there and who deserves credit. I have no idea who is right. If the proof holds up, though, it’s a historic breakthrough for both mathematics and AI.)

That doesn’t mean Astra helped build this next model (what will they call the next size class? Galaxy?). The timing may not line up. But it still shows the problem for competitors: by the time they get access to one generation, the frontier lab may already be using the next one.

This reminded me of the Boris Cherny interview I wrote about (he’s the creator of Claude Code).

Anthropic is already running hundreds of agents every day, sometimes thousands, across its codebases doing maintenance work that Boris says used to require dozens or hundreds of engineers.

And in that crazy experiment where he gave Claude the job of rewriting Anthropic’s Electron desktop app in native Swift and let it keep working for more than two weeks, Boris estimated the workflow had spawned thousands, perhaps tens of thousands of agents. At the time, I assumed these were Mythos/Fable, but who knows what unreleased model he may have been using 🤔

Again: it must be nice to work at the token factory! 😅

Having the better model isn’t enough. You also have to get good at using it.

OpenAI and Anthropic are building workflows and infrastructure that can turn thousands of agents into useful work. So the advantage may be something like:

Model quality × how well the organization can put it to work

A slightly weaker model that is deeply integrated into how a company works could create more real-world leverage than a stronger model if the org is slower to absorb it.

The familiar recursive self-improvement (RSI) loop looks like this:

better model → better AI research → better model

But the model can also improve everything around the model:

better model → better software/chips/infrastructure/company → better model

The company itself becomes one of the things the model is improving. 🔄

It’s a broader version of what I’ve been calling the Escher Hands era.

OpenAI says its models helped design and bring up its Jalapeño chip, including optimizing the chip’s arithmetic circuits. More recently, Codex with Astra has been helping program it. On selected GPT-OSS attention and mixture-of-experts blocks, the AI-generated implementations ran 1.5–1.8x faster than the existing human-expert-written versions.

What else are the unreleased models working on? Improving infrastructure utilization, optimizing kernels and networking, designing datacenters, maybe even helping with parts of CapEx planning…? 🏗️🚧

When you’re dealing with hundreds of billions of dollars of infrastructure, even a small improvement in how it’s designed or used can be worth a lot. 💰

At some point, this starts to resemble the leading edge of semiconductors (ASML, TSMC, etc): each generation costs more to develop, requires more specialized infrastructure and accumulated know-how, and fewer players can stay at the frontier.

The big difference is that AI capabilities and techniques can spread much faster than semiconductor manufacturing know-how. And once everyone else gets those models, they can use them to get better faster too. The catch-up process may compound too.

So can the frontier labs keep extending their lead faster than everyone else catches up? What I’ll watch is whether the same labs keep pulling away, or whether each big release changes who’s chasing who. Early access can be a huge advantage without any one company managing to stay ahead. 🤔

💌🎩 My friend MBI (🇧🇩🇺🇸) wrote a very nice Ode to Ben Thompson.

It felt a bit funny seeing it in my inbox because I’d been noodling on writing something similar. Ben was one of the people I had in mind when I was writing my mentor piece.

I’ve been following him since I heard him on a short-lived podcast called Cubed, which was called that because the three hosts were named “Ben” (Ben Thompson, Benedict Evans, and Ben Bajarin). The first episode came out in September 2013. It made me look up the hosts, and that’s when I first found Stratechery.

I don't think I became a regular right away. I probably kept seeing his stuff linked on Twitter. I think I subscribed after I heard Ben on John Gruber's podcast. I looked it up, and that was in February 2014. Time flies!

For me, the best thing Ben did was when he started recording everything as podcasts in 2020. One of my favorite rituals on weekdays is listening to him. My favorites are the conversational ones: the Dithering episodes with John Gruber, the Sharp Tech episodes with Andrew Sharp, and the interviews with various founders, CEOs, and analysts (I miss the Nat Friedman and Daniel Gross conversations).

I've read so many of his words and I've heard so many hours of him talking that my mental simulation of Ben is very high resolution. And yet, like the best mentors, I haven't got tired of him and I still learn from him. And when something big happens, I'm curious to know what he thinks about it. I don’t always agree with him, but even when I don’t, I usually get something from his reasoning.

(The only time I was starting to get bored was during the great antitrust/regulation era a few years ago. Ben later said that covering congressional hearings was the closest he came to burning out too. Boredom, like enthusiasm, is contagious.)

🤖 I will write plenty on GPT-6 Astra when I get my hands on it. I don’t know yet if it’s as BONKERS as the numbers make it seem, but a few things stood out:

1. Greg Brockman: “If we fast-forward a couple of years, and we look back and say, ‘When was it, really, that AGI was created?’ I think it’s going to be about this time, and I think it might be about this model. For me personally, I do think we’re there … I think it’s not unreasonable to feel that we are now in the AGI era.”

2. GPT-6 Astra scores 62.7% on ARC-AGI-3 with the standard harness and 99.9% with a new provider adapter harness that preserves opaque reasoning state between requests and uses compaction, which is how the model works in normal use. Claude Opus 5 scored 30.2%, and GPT-5.6 Sol 7.8%. (ARC-AGI-3 is an interactive reasoning benchmark where AI agents enter unfamiliar game-like worlds with no instructions and must explore, infer the rules and goals, and adapt efficiently. It’s designed to be very hard for AI.)

Not every early review and benchmark is as positive (see Dan Shipper and Artificial Analysis for more mixed takes).

So far it’s only available to “a limited set of organizations,” and in the “coming days” it will become available on the API and for Plus and Pro subscribers. Pricing will be: “$10 per million input tokens and $50 per million output tokens.”

🚀🧠 Elon Makes Jensen an Offer the Hyperscalers Won’t 😎

Google, Amazon, and Microsoft want as many Nvidia GPUs as they can get, but they’re also building their own chips so they won’t have to depend on Jensen forever. Same for OpenAI, which is building its own inference chips (Jalapeño), and Anthropic, which is trying to be as chip-agnostic as possible, training models on TPUs, co-designing Trainium with Amazon, etc.

Elon is counterpositioning, at least for now. His strategy is to be the customer Jensen wants.

SpaceX says it will build its future AI infrastructure “exclusively on NVIDIA,” and Elon says the company expects to receive a “very significant” share of Nvidia’s GPU output next year. My guess is that those two things are connected 😅

For now, SpaceX is basically saying: we’ll build everything around the GPUs, you just keep sending us the GPUs. Elon supplies the power, cooling, data centers, and orbital infrastructure, integrating everything except the GPUs.

From Jensen’s side, that makes SpaceX more useful. Nvidia has been actively helping neoclouds like CoreWeave, Nebius, and Nscale build their infrastructure businesses. That broadens its customer base and reduces its dependence on the hyperscalers.

From Elon’s side, that gives SpaceX an obvious way to differentiate itself from the hyperscalers and frontier labs: be the customer Jensen wants to supply. Don’t spend billions building an Nvidia replacement while simultaneously asking for more GPUs. Go all-in on Nvidia, build the power and cooling ahead of time, and make it clear that you can absorb as much compute as Jensen can send you.

If GPUs are scarce and everybody wants more than they can get, and Jensen is the guy deciding where they go, that seems like a pretty good way to improve your odds of getting a bigger allocation.

BUT

This isn’t forever.

SpaceX and Tesla are also planning Terafab, a giant vertically integrated chip factory that would bring logic, memory, and advanced packaging under one roof, including a custom D3 chip for space.

Elon is using Nvidia to scale as fast as possible today while building the option to rely less on Jensen tomorrow.

Terafab is a big bet, and it’ll take a while to get going. Even if SpaceX eventually makes more of its own chips and Nvidia loses share inside the company, Nvidia could still own a shrinking slice of a fast-growing pie while helping create another competitor to the other labs and hyperscalers. 🥧

And who knows, maybe Terafab will one day provide an alternative to TSMC for Nvidia, giving it more total wafers and more negotiating power, like when it used to switch back and forth between Samsung and TSMC.

Though if Terafab works really well, Elon may just want all of it for himself. If SpaceX and Tesla can put every wafer to good use and that capacity becomes an advantage against supply-constrained fabless competitors who are fighting over TSMC allocations, why sell any of it to someone else? ¯\_(ツ)_/¯

And SpaceX could become a very large Nvidia customer long before Terafab is ready. The company says it expects to have more than 2 GW of compute by the end of 2026, and that by the end of 2027 it could be closer to 10 GW than 5 GW. Then there’s Starmind: SpaceX’s first orbital-compute satellite is supposed to basically carry an optimized Vera Rubin NVL72 into space. 🛰️

Nvidia could supply SpaceX on Earth, then follow it into orbit. 🌎🚀🛰️

🏗️🤖 SB Energy IPO: $430 Billion of Backlog, Zero Data Centers

SoftBank-backed SB Energy filed to go public this week, and this number made me do a double take (almost a spit take): $430 billion of data-center backlog (and $439bn total).

This is a company that currently operates... zero data centers. 😅

🧭🏛️⚖️⭐🌱 I don’t remember why we got on this topic, but my oldest boy asked me what a virtue is.

To explain it better, I looked up some of the classical lists of virtues, then broader lists covering character, thinking, relationships, civic life, etc. As we went through them, I explained some in more detail and told him that you could spend a lifetime getting better at any one of them. They’re guiding stars, not destinations.

I’m not sure he was super impressed, but I thought this was an important moment, so I decided to print out a one-pager of virtues and put it on his bedroom whiteboard with a magnet. Hopefully this becomes another bit of that ambient learning I wrote about in the intro of Edition #649, when I got him a periodic-table poster for his bedroom.

None of his complaints are about AI being bad at coding. More the opposite: the tools are now good enough that they change what the job feels like.

This is the other side of the coin from all the people I’ve heard say they’re having more fun than ever, or doing things they couldn’t have done before. (I count myself among them, by the way, and I’ll tell you more about my vibe-coded apps another time.)

I can certainly imagine that a lot of people got into software because they liked a particular kind of work. Methodically writing the code. Solving many small logic puzzles. 🧩 Holding a complicated system in their heads, disappearing into it for hours, in a flow state… 😵‍💫

And now, in less than a year, their whole way of working has changed. Opus 4.5 only came out last November! I can imagine the malaise when something you spent years getting really good at suddenly becomes a much smaller part of the job because LLMs can do so much of it faster.

And not every engineer likes design or management or high-level product thinking, but they’re increasingly being pushed in that direction (managing agents, if not people) because more and more of the low-level implementation stuff is being automated.

It’ll drive some people out and attract others in (at least until AI agents are fully autonomous 😅). The people who love building software in 2030 may be a different group from the people who loved building software in 2020.

🤖💵 The Fed is Now Thinking in Tokens 📊

A few years ago, almost nobody outside of AI knew what a token was.

Now the Chairman of the Federal Reserve is at Jackson Hole discussing reports of $100+ billion in annualized token sales from the two leading AI labs alone, asking whether tokens will be substitutes or complements for human labor, and wondering what their ‘equilibrium price’ will be.

Huh 🤔

Here’s the part of the speech about it:

Capital and labor have combined to create the large language models at the heart of AI. Users buy tokens to gain access to the models. [...]

Will token usage be complementary or competitive to labor? Will the next generation of AI models demand even greater capital intensity, or will the models themselves help devise a capital-light solution? [...]

We don’t yet know the equilibrium price of the tokens. Might there be a heterogeneity of tokens, such that growing sums will be paid for access to the best models at the frontier? Will token prices for older models fall to the level of their marginal cost?

A few months ago, Satya Nadella talked about companies eventually having “human capital and token capital.” Now the Fed is starting to think in similar ways.

But as I wrote about in Tokens Schmokens: We Need a Better Economic Unit of AI Work (Edition #634) and Tokens are NOT like Kilowatt-Hours or Gallons of Gasoline (Edition #630), raw token counts are a pretty terrible way to compare AI output across different models and workloads.

A token is a useful billing/usage unit, but it’s not a standardized unit of economic output. They are NOT a commodity, and a token from one model or workload is NOT economically fungible with a token from another.

A million tokens from Mythos doing super-difficult agentic coding or working on an advanced math proof and a million tokens from a tiny model summarizing spam emails are both counted as ‘a million tokens.’ But economically, they’re very different.

Maybe what economists will eventually have to track is something closer to the price of useful intelligence (if we can figure out how to measure it). 👩‍🔬 In practice, that probably means something more like the cost of completing a given task at a given level of quality.

This starts to become a very weird quality-adjustment problem. If token prices fall 80%, but the models get much better and need fewer tokens to accomplish the same useful task, what actually happened to the real price of AI work?

It’s a strange new thing that economists have to think about. ¯\_(ツ)_/¯

🤖🦅🛡️ CrowdStrike’s AI Security Advantage: The Agent is Already There

I haven’t written about CrowdStrike in a while, but this seems like a good time. Everyone has cybersecurity on the mind these days, for obvious reasons. 🔐

The numbers are impressive: Net new ARR grew 51% to a record $333 million, and revenue grew 26%. (Look at that reversing trend 5 quarters ago)

As expected, AI is part of the reason. What jumped out at me, though, is how CrowdStrike is turning demand into revenue: it can sell existing customers AIDR, its AI-security module, without installing another piece of software.

Its Falcon agent is already installed on customer machines. Because of how CrowdStrike built the platform, adding AIDR is basically flipping a switch on a customer’s account. Very low friction, and we know how much that matters.

The CEO explained it pretty directly on the call:

George Kurtz: So on the first point, it is separate and incremental. It’s another module and it’s priced separately, which is, again, where we’re seeing a lot of the growth. [...] When we think about the beauty of the architecture and the platform, it’s still using the same agent.

And if you want to enable AIDR, again, that’s a license entitlement. It’s part of our friction-free deployment.

[...] you don’t have to roll out yet another agent. [...] it’s on the same platform, that’s the beauty, but we’re able to monetize it separately.

This is one of those nerdy technical architectural decisions that turns into a big business advantage years later. CrowdStrike already did the hard work when it got Falcon installed on all those customer machines. AIDR’s ending ARR nearly tripled sequentially in Q2.

Though keep in mind, “nearly tripled” can sound more impressive than it is when you don’t know the starting point, and CrowdStrike doesn’t disclose AIDR’s absolute ARR yet.

🤖 Mythos & Fable 5.1: Generalist Knowledge, Specialist Judgment

Anthropic just released Claude Fable 5.1 and Mythos 5.1. There are lots of impressive benchmarks, as usual. But what stood out to me in the 212-page system card was an experiment comparing specialists with generalists using AI.

Anthropic paired PhD biologists with LLM experts, then gave them a difficult research-planning problem. Some of the biologists were specialists in the relevant field, while others were generalists.

The question this gets at is basically: how much can a powerful AI close the gap between a smart generalist and someone who has spent years becoming a specialist?

Well…

The specialist teams did a little better overall, but the graders couldn’t reliably tell the specialist submissions from the generalist ones. The strongest generalist team even beat one of the specialist teams on every measure and got the highest innovation score of the whole group.

Seven of the nine participants also said completing the task would have been *impossible* without the model.

But this wasn’t quite “generalists are now specialists.” The specialist teams still had a small edge overall. And across Anthropic’s broader red-teaming, people with enough expertise to challenge Claude were better positioned to catch its mistakes.

Maybe the more interesting split isn’t generalists vs. specialists. It’s specialist knowledge vs. specialist judgment.

A good biologist can now cover more ground in statistics, bioinformatics, chemistry, coding, etc. The model can give them access to knowledge that previously required years of study and work inside each field.

Knowing enough to recognize when the model is subtly wrong is different. That may still be the specialists’ edge.

So generalists get broader and specialists can apply their judgment to more work. But what happens as the models improve? Does that gap keep shrinking, or does specialist judgment get leveraged across more and more work? Or both at the same time? 🤔

Personally, the Anthropic model I’m waiting for is Opus 5.1.

Fable is too expensive for me to use as a daily driver, and Opus 5 is strong in some ways, but annoying in others, so I hope that they fix it with 5.1. In the meantime, I’m mostly using GPT-5.6 Sol.

Baker has been on a roll lately, doing many good interviews. This one is wide-ranging, covering most of the big topics in tech and AI lately. I recommend the whole thing.

Here are my highlights:

Gavin Baker: I think [Jensen is] in a very, very good position with his strategy of being vertically integrated but horizontally open. [...] if you’re a semiconductor CEO, the only thing you should ever say is, “Thank you, Jensen.”

“Thank you for creating this opportunity. Thank you. How can we work with you? We want to enable you. Sure, we’re going to compete with you on the edges.”[...]

Every 1% of share today is probably worth $100 billion. [...] So there’s no need to go head-on with NVIDIA. [...] Just pick a niche and get your 1%.

David George: That pie is very big.

Gavin Baker: He has 9 chips. He's got multiple flavors of accelerators. He's got CPUs, Ethernet switches, and 2 kinds of DPUs. We've gone from just scale-out networking being a thing. We have scale-up, scale-out, scale-across, and now scale-in. So just try to find a way to plug into his ecosystem.

By the way, this is not foreign. His biggest customers all have competing products across various of those 9 chips. [...]

It's like, hey, that's great. You did the one thing. To actually be competitive with him at the system level, you need another 8 chips.

Baker’s ‘$100 billion per 1%’ is obviously a rule of thumb, but the AI compute pie is so large that you don’t need to replace Nvidia to win.

Nvidia is very integrated. Replacing the whole system would be BRUTAL. But at the same time, they’re open enough that another company can build a huge business by plugging into their stuff.

Competitors need to ask: “Which slice can we be the best in, while making sure we work really well with everything else?” 🥧

That means many of Nvidia’s competitors wind up strengthening its ecosystem, while also buying tens of billions of dollars of Nvidia products.

The other one I wanted to share was about customer preferences:

Gavin Baker: In a world that is so supply-chain-constrained, it's actually really hard to tell what true customer preferences are.

If you have a TSM allocation, you're going to be sold out. Particularly if you can get the DRAM to pair with it. You're going to be sold out.

So it's actually kind of hard to infer true customer preferences.

During a shortage, a mediocre chip can sell out simply because customers will take whatever compute they can get. Market share can tell you as much about what customers could get as what they actually preferred.

BUT

The concessions required to generate adoption may tell you more:

Gavin Baker: I actually think one of the best ways you can see true customer preferences is the kind of deals they cut with chip companies.

So broadly speaking, the first deal is where the chip company invests in a customer, and you saw TPU and Trainium—Amazon and Google—do that with Anthropic. [...] In that scenario, as long as the dollars you invest are less than the gross profit, you can’t lose money.

Then there’s the scenario where you do the RVG. Blackstone finances it, or whoever—Blackstone, Apollo, KKR and Goldman Sachs finance it. As long as that RVG is actually less than your gross profit, you can’t lose money, and you have upside, probably through a revenue share on top of it.

(RVG here means residual-value guarantee: a promise that the equipment will retain a certain value.)

Then there are deals where you give warrants away, but they’re tied to a fixed price per 1 million tokens. [...] If you just give warrants away, it could be negative NPV, because the better the stock does, the worse the deal is.

[...] You can look at that hierarchy of deals and infer something about true customer preferences.

A much cleaner test will come when supply loosens enough that customers can actually choose. (But when will that be? ¯\_(ツ)_/¯ )

China has built a mock-up of part of Taipei’s government district in the Inner Mongolian desert for PLA training.

This is not China’s first mock Taipei. The PLA has had a separate replica of the Presidential Office and nearby government buildings at the Zhurihe training base for more than a decade. The newer site in Cameron’s images appears to focus more on the surrounding street grid and city blocks. Historical sat imagery suggests it did not exist in 2020.

It’s hard to make “we’re planning for this” much more literal than building a copy of the place in the desert for military training.

Anthropic just opened a research preview of its Model Hardware Standard (MHS):

We’re opening a research preview of the Model Hardware Standard (MHS), a shared specification for AI agents to safely operate physical devices, to a first group of scientific research labs and advanced manufacturers.

MHS enables AI agents to operate multiple lab and manufacturing instruments, such as microscopes, liquid handlers, and robotic arms, in parallel, and perform intricate tasks ranging from routine drug discovery experiments to laser calibration on a quantum computer.

This is very cool. MHS is kind of a glue layer between the AI and all the different instruments in the lab, allowing the AI to control and coordinate them much more easily:

Getting multiple devices in a lab or on a factory floor to communicate with one another can be challenging, even setting aside the added difficulty of integrating AI into the setup. Each device tends to have its own programming interface, and so far there has been no standardized way to integrate them. And once the devices are connected, there is no common way for them to share data with an AI agent, nor to let the agent operate them safely.

MHS addresses these challenges by introducing a standardized driver: software that translates between a computer’s operating system and a hardware device.

If it works, it could let scientists spend less time getting all their equipment to talk to each other and debugging it, and more time on the actual scientific questions.

And by the way, the production values on this video are great. 🎥

The aspect ratio makes it look more like IMAX than a regular YouTube video, and whoever shot it clearly knows what they’re doing. Lots of very interesting shots, good composition, nice depth-of-field effects, etc. Kudos.

🏴‍☠️🤖 Abliteration: Unlocking the Cyber Skills Behind the Guardrails

Abliteration AI is taking open-weight models and removing some of the refusal behavior that makes them say “no” to certain requests.

Their newest one is based on Z.ai’s GLM-5.3, which is already very good at cybersecurity. They’re selling the modified version for *offensive* security work: exploit development, red-teaming, etc. Basically, the kind of stuff that mainstream models will generally refuse to help with.

So what exactly are they removing?

When a model goes through post-training, it isn’t only being taught to give better answers. It’s also being taught the kinds of requests that should trigger a refusal. The model may know how to write exploit code, but it has been taught a kind of reflex: this looks dangerous, don’t answer. 🛑

Researchers found that when you look at what’s happening inside a model as it refuses a request, there are identifiable patterns in its activations associated with that refusal. Those patterns are surprisingly concentrated.

Abliteration finds those ‘refusal directions’ and edits the weights to weaken them.

This isn’t like most other jailbreaks we hear about, where the model is tricked into answering something (sometimes via very strange prompting). This is more like a selective lobotomy. They’re changing the model’s weights. 🧠✂️

Cybersecurity is the area where this makes the most sense because the white hats and the black hats often need the model to do the same thing.

If you’re a security researcher trying to prove that a vulnerability is real so it can be fixed, you may need the model to write an exploit for it. Same as if you were someone trying to break into someone else's system without permission ¯\_(ツ)_/¯

And this is also a business. 💵

Abliteration hosts these modified open-weight models and sells access through an API. Their GLM-5.3 version costs $5 per million tokens of input or output, so security researchers can use it without having to run a 753B-parameter model themselves.

They do have optional moderation and a Policy Gateway for customers who want more controls, but the underlying product deliberately has very few restrictions.

So I hope most of the people hammering those GPUs are white hats helping us patch the world, and not black hats doing the opposite. 🏴‍☠️🤔

What surprised me is that Stuart Kirwan only has three videos on his YouTube channel. This doc is from 6 years ago, so well before the current generative-AI video era.

Turns out Kirwan really is a pro. He’s a professional editor and motion-graphics artist who has worked for the BBC, ITV, Amazon Prime, DAZN, etc. He also posted this video showing how he edited some of the B-roll:

🇺🇦 I’ve been thinking about Skunk Works lately. Not only the great book by Ben Rich (read it!), but what Lockheed actually did to make innovation move so quickly.

The U-2 spy plane went from green light to first flight in 8 months. The A-12, the CIA spy plane that preceded the more famous SR-71 Blackbird, went from contract to first flight in ~27 months. The F-117 stealth fighter did it in 31 months.

Crazy, no?

It worked because they created an architecture of learning.

It compressed the feedback loop inside a company. The engineers were close to the people building the planes, the people testing them, and the customer. Everyone was sitting next to each other and constantly talking and seeing the direct result of their work.

SpaceX is a good example of this with rockets. 🚀

But today, Ukraine is turning into something like a country-scale Skunk Works.

They’re compressing that loop across an entire military-industrial ecosystem, from the battlefield to the engineers to the manufacturers.

There’s a very dark reason the feedback is so fast and the signal is so strong: the battlefield is an unforgiving test environment. Things that don’t work get exposed very quickly and people die.

As Torsten Reil of Helsing puts it, the truth is in the field. (more on him below)

🍝 I had never really thought that much about pasta until I heard a podcast series about a guy who decided to create his own pasta shape because he thought he could do better than the existing ones. I wrote about it here, if you’re curious.

I decided I should experiment a bit with different shapes and brands to see if maybe I could find new favorites. It’s a one-time exploration that can lead to years of better food, so it seemed like a pretty good trade! (The same idea applies more widely to getting better at cooking.)

I found a Montreal store that carries a ton of Italian brands and sells them online, so I ordered a big box of pastas that seemed interesting. I did some research into which brands were considered good quality, then told ChatGPT my current favorites and asked it what else I might like.

So far, it’s been one of the most fun small experiments I’ve done lately. Can’t complain about eating pasta! 😅

Things like bronze-die extrusion (it creates a rougher, more porous surface, so sauce sticks better!), good durum wheat, and slower/gentler drying can make a noticeable difference to the texture, flavor, and how well the sauce clings.

🧩 Google is Trying to Unbundle Nvidia

Google and Marvell just expanded their custom-chip partnership, with Marvell helping develop Google’s custom silicon for the TPU ecosystem and giving Google a warrant to buy up to 58.97 million shares.

At first, this looks like another ASIC/custom-chip win. But look at what the deal actually covers: AI inference accelerators, storage controllers, NICs, memory-interface controllers, and near-memory compute, all attached to Google’s TPU ecosystem. That’s a lot more than “help us make another chip.” Google isn’t really trying to unbundle the AI factory. It’s trying to unbundle Nvidia as the company that integrates the whole thing, then re-integrate those pieces around Google.

In this model, Google is the system architect, using specialist chip companies to build different pieces underneath it.

Nvidia’s moat isn’t just the GPU. It increasingly sells the whole AI factory: accelerator, CPU, high-speed interconnect, networking, DPUs, rack-scale systems, and the software tying it all together. It’s what Jensen calls “extreme co-design”: the pieces aren’t optimized in isolation; they’re designed together as one system.

Broadcom is already a major partner on TPU and networking, and Marvell is now working across inference, networking, storage, and memory. Instead of buying one vertically integrated stack from Nvidia, Google can keep control of the architecture while specialist suppliers build different pieces for it. (not that Google is stopping buying from Nvidia, it’s still a large customer… but without TPU, they would be buying A LOT more)

The reason Google can even attempt this is that it already has a gigantic built-in customer: itself (similar to Amazon with many things). TPUs power Gemini and huge Google products like Search, Photos, and Maps, and Google also sells TPU capacity to outside customers through Google Cloud. That’s an enormous workload to design around, and plenty of internal demand to justify building this whole ecosystem rather than buying it from Nvidia.

This is basically how TPUs started. Jeff Dean did some napkin math in 2013 and realized that rolling neural-network speech recognition out at Google scale could require roughly doubling its datacenter compute. He reportedly told Urs Hölzle: “We need another Google.” 😅 So instead, they built the TPU.

The tradeoff is that this gives Google more supplier diversity, but also creates a harder coordination problem. Nvidia can optimize chips, networking, software, and racks against one roadmap inside one company. Google has to get its own teams, Broadcom, Marvell, and everyone else moving in sync.

So what about the warrant?

It has a $206.58 exercise price, and almost all of Google’s 58.97 million Marvell shares it covers vest based on purchases: one tranche for every $500 million of qualifying revenue, up to 240 tranches, or $120 billion. To be clear, that’s not a $120bn purchase commitment, it’s just the top of the warrant’s vesting ladder.

How much of Nvidia’s moat comes from owning the best individual pieces, and how much comes from coordinating them under one roadmap and integrating the whole system better than anyone else? 🤔

🗣️💬 Sam Altman on AI’s Two Bottlenecks: Human Inertia and Context

Whatever you think of Sam Altman, he’s consequential. OpenAI is at the center of everything these days, and any chance to get a better view into his thought process is very interesting.

My friend David Senra (📚🎙️) went from interviewing books and dead people to interviewing the live players. In a way, it’s the same job, he’s just getting the same kind of wisdom out of a different source.

And it’s a natural progression. Books are permissionless, the ideal place to start. His hard work over many years has earned him ‘permission’ to do this (in this case, being on the radar of the people he wants to interview, and having their trust).

In the same way that I much prefer when a musician interviews musicians, and they can go deep and nerd out about the actual music, I think it’s great when founders are interviewed by those who understand them, like David. Journalists and historians are important, and we need more good ones too, but they do a different job.

I think some of David’s interviews will be the raw material for books and biographies that will be written years down the line. Documenting how a player thinks about things in real-time, having them talk about their journey in their own words.

So many interesting stories were no doubt lost to time because no one did a good interview and the people didn’t write it down themselves.

Anyway, back to Altman, here are a couple of my highlights, first on being wrong on timelines and things unfolding SLOWER than he expected:

Sam Altman: I love startups. I think startups are the coolest thing in the economy, and I’ve spent my career trying to really understand startups. When we got to GPT-4, back in 2023, I thought that very quickly after that there was going to be much more disruption in software, much more of business being up for grabs right away, than it turned out to be.

I think I was wrong about a few things, but one of them, in terms of the speed, is that the economy just has so much inertia. People keep doing the same things they’re doing. They keep buying from the same company. They keep wanting to use their tools in the same way.

Technological capability and economic disruption *aren’t* the same curve. The models can improve insanely fast, while companies, workflows, habits, purchasing decisions, and organizations change much more slowly.

That inertia is also a kind of moat for incumbents.

A startup can suddenly have dramatically better technology and… still have to convince customers to switch, retrain employees, change workflows, trust a new vendor, integrate new software, etc. The technical disruption can arrive a while before you feel it as an economic disruption.

Sam Altman: I think this is actually a positive in many ways, and it’s going to make this big transition in front of us go smoother and slower. I’m grateful for it. But I think it means we’ve all been too ambitious on timelines.

Even with this incredible technology — I think AI is one of the most incredible technologies humanity has ever invented — society and the economy will adapt more slowly.

Next on context as a bottleneck:

Sam Altman: With the latest generation of models, I don’t want to say they feel smart enough, because I think we should always aspire for them to get smarter, but they are pretty smart. And I feel more limited at this point by the amount of useful context AI has on me.

If model intelligence is becoming less of a constraint, the bottleneck moves to the stuff around the model. And this isn’t about having a giant context window. It’s about the quality of that context, its usefulness. Even if you’re smart, if you don’t have the right info to work from, you can’t be effective.

Sam Altman: I want the AI to know as much as it can to help me. I want it to be doing things I can’t or don’t want to do on my own. I’m not going to read every post on our internal Slack. I’m not going to read every story a customer has to tell about where ChatGPT worked for them or failed them. I can’t. I probably could read more research papers than I do, but it takes a lot of mental energy. I would love to have an AI agent that is constantly trying to be helpful to me, that can look at and understand more context than I can, or than I have the time or energy to do on my own, and can help bring that context to bear and give me good advice when I have to make a decision.

I think we’ve focused correctly so much on model intelligence that, on the product side, we have not yet thought enough about what it means to give a model more context than any person could have. There are plenty of very smart people, but there is no one who can read tens of thousands of pages of context in some small number of seconds and really use that accurately. And this is something that AI can do that is going to be very new.

These two quotes from the interview rhyme a bit.

They say that the model is moving faster than the things around it. Companies and institutions are slow to adapt to what the models can do, and on the product side, we’re still figuring out how to give the AI more useful context.

This hints at what they’ll try to do with their physical products. Some kind of ambient AI that gathers more context by actively listening and watching..? 🤔

🌶️ OpenAI’s Jalapeño is Apparently Very Spicy 🌡️🔥

Speaking of OpenAI, back in February 2025, when OpenAI’s custom-chip project was still mostly plans and rumors, I wrote:

I wouldn’t be surprised if its main contribution — at least for the foreseeable future — is to give OpenAI more leverage when negotiating with Nvidia.

It’ll take a while to ramp up production, for the chip and its software to mature, and meanwhile, Nvidia is a fast-moving target with incredible chip design resources and a decade+ buildup of software libraries and frameworks.

Well, time to update! 😅

It appears to be MUCH better than I expected from a first-generation ASIC.

Based on what SemiAnalysis saw (they verified the InferenceX runs in OpenAI’s lab, though OpenAI supplied the numbers and SemiAnalysis didn’t run the full suite or its harder AgentX benchmark), Jalapeño produced roughly 1.5-1.9x more throughput per watt than Nvidia GB200/GB300 systems, depending on the workload, while also delivering much lower latency.

And that’s a metric to focus on, because AI datacenters are increasingly power-constrained. If the number of megawatts is fixed, tokens per watt basically helps you squeeze out more tokens per dollar from your infrastructure.

SemiAnalysis also says Blackwell isn’t really the fair comparison. Vera Rubin is. And things get much closer there: Jalapeño still wins on the current perf/watt numbers, but SemiAnalysis has the two roughly tied on perf/TCO.

The big difference is time. Rubin is arriving in production datacenters NOW:

Meanwhile, Jalapeño is still at engineering-sample stage, and most of its volume is currently scheduled for late 2027. So the real question is what it’ll look like against a much more mature Rubin stack by then, with Feynman coming next in 2028.

It may not do as well with some harder workloads, larger models, etc. There could be production delays and other bumps in the road that end up making it less competitive.

But it’s still EXTREMELY impressive how quickly OpenAI went from 0 to 60 with this ASIC project, both on the hardware and the software.

AI helped design the chip, AI is already helping write and optimize code for it, and future generations of AI will run on hardware like this and help design and program the chips that come next. 🔄

💵💉 The $500,000 Check That Started Moderna’s Cancer Program

I wrote about Moderna's personalized cancer vaccine in Edition #654. What I didn’t know was how BONKERS the origin story of the program that created it is.

The WSJ wrote about Patrick Degorce back in 2020:

“The first time hedge-fund manager Patrick Degorce met with biotech company Moderna, it was a hail-Mary effort to find a cure for his wife.”

This was 2011. Moderna had about 10 employees, and Degorce’s high-school sweetheart wife had recently been diagnosed with Stage IV lung cancer. He began personally investing in Moderna the following year.

Then, in 2013, having lost his wife (😢), he reached out to Stéphane Bancel, the CEO of Moderna, to ask about the potential for using mRNA against cancer.

Bancel told him that Moderna had some ideas, but the young company couldn’t afford to pursue them. (Moderna was founded in 2010)

So Degorce asked how much it would cost to hire a couple of scientists and start working on it. 👨‍🔬👩‍🔬

Bancel’s napkin math answer: $500,000.

Degorce sent him a cheque for that amount. Not an investment. A gift. 🎁

Now, the program cost a lot more than that, and Merck put $200m into it later. But without this start, who knows what would have happened. It may not have existed at all, or may have been delayed by years, etc.

That’s why the early people are so important (founders, early investors, early technical people). Without them, whole branches of possible futures disappear. 🌱🌳

🚗🗺️ Google Maps is Becoming Air Traffic Control for Roads

I've long been fascinated by the power that GPS apps like Google Maps have over the real world and over people's actions. Most drivers now trust GPS so much that we just set it and forget it.

But there are very interesting game theory aspects to this thing (can we mention game theory again or is it still a banned phrase because people on LinkedIn use it in cringe posts like a few years ago? I’ve lost track). If every driver is routed independently, the app is trying to find the best route for that driver. But Google can see the whole network, including where it's about to send everybody else. That means it can sometimes give you a route that's basically just as good for you, but better for everybody.

It’s basically what game theorists call the “price of anarchy”: everyone choosing the route that’s best for themselves can produce a worse result for the network as a whole. Sometimes making a tiny number of drivers take a route that’s almost as good for them makes things better for everybody. And because it’s an iterated game, the driver getting the slightly worse route today doesn’t have to be the driver getting it tomorrow.

Google Research recently published a cool real-world experiment testing that.

Over six months, they experimented with routing in 10 major U.S. cities, identifying roughly 100 recurring bottlenecks in each. On treatment days, Google Maps slightly discouraged routes through those bottlenecks when it could send someone along a similar road with a comparable travel time.

The intervention was tiny: fewer than 2% of observed trips actually received a different routing recommendation.

And that was enough:

• Speeds on the targeted bottlenecks increased ~2%

• Across the much larger network of affected roads, speeds increased ~0.35% overall and ~0.5% during peak hours

• Average trip travel times improved by about 0.7%

Non-linearity ftw!

Air traffic is centrally coordinated. Internet packets are routed with the state of the network in mind. Cars have mostly been millions of independent agents trying to get somewhere as quickly as possible.

For now, this experiment was fairly simple and relied on historically congested bottlenecks rather than some all-seeing real-time optimizer. But add better models, connected traffic lights, more connected vehicles, and eventually autonomous cars…

The navigation app starts looking less like a map and more like the control system for the road network. 🤔

Didn’t see this one coming! After all of xAI’s original co-founders except Musk had left, Elon said the company hadn’t been built right, most of the Grok use I saw in the wild seemed to be people asking it to explain tweets, and they started selling compute to Anthropic.

I figured that they were pretty much done as a frontier lab. 🪦☠️

Then SpaceX bought Cursor, and I was skeptical. Cursor is a good company full of talented people, but they’re not a frontier lab. Their strongest model work had been things like Composer 2, which started from the Chinese open-weight Kimi K2.5 and then did more training around coding.

That’s not nothing, but it’s not quite the same as what OpenAI and Anthropic have been doing…

And yet, I want to keep an open mind. So when Grok 4.5 came out, I had a look and was pleasantly surprised. I started sending more work its way, making it double-check code from my vibe-coding projects (I’ll tell you more about that some other day!), or I’d send it research questions I was also asking GPT-5.6 Sol to compare.

Then Grok 4.6 came out, and that was even better! I could see myself promoting it to my model toolbox. 🧰

At the same time, Claude Opus 5 and Sonnet 5 have been annoying me more and more. They have a tendency to write in heavy jargon. That’s fine for chain-of-thought, but it keeps spilling out into the user replies, even if I try to steer the model away from it (it keeps coming back).

But worst of all: Claude 5 has been a lot less reliable than past versions, in my own experience. I’ve had it invent things, or tell me things that don’t turn out to be correct when I verify, or do things that GPT-5.6 will check and find errors in.

All this adds up to Claude Opus and Sonnet 5 not having a very pleasant flavor 🍦

Meanwhile, OpenAI really killed it with 5.6 and with recent Codex improvements, it’s probably my favorite model + harness right now… and Grok (it still sounds weird to me) is increasingly earning a spot on my roster, mostly replacing some Claude usage.

I’m just as surprised as anyone else. Just a few months ago, Anthropic was king of the world and clearly had the best models (especially for coding/agentic stuff).

It’s almost more like the weather than a typical product industry.

🧑‍🔬 The Little AI Scientist Supervising a Giant 🤖

Inherent just released an interesting paper about Faraday, a 27B-parameter “AI Scientist” trained to replicate results from scientific papers.

They built 310 tasks from 100 papers: remove one of the paper’s result figures, give the agent an hour and limited compute, and see how well it can recreate the experiment that produced it. Faraday beats Claude Opus 4.8 and GPT-5.5 on the authors’ benchmark.

There’s a bit of an Escher Hands (🔄) aspect: Faraday itself uses GPT-5.5 Codex to do the coding (at the time of the paper, anyway, I wouldn’t be surprised if it got upgraded to 5.6 soon). So this relatively small model is basically acting as the principal investigator, deciding what to try and directing a vastly larger model that does much of the actual implementation.

One example from the paper stands out to me. In an LSTM replication task, Faraday’s Codex coding agent couldn’t get the experiment to converge and eventually tried to hand-craft the network to produce the expected result. Faraday basically said nope!, backed up, and found a training recipe that actually made the experiment work.

The giant model was smart enough to build a Rube Goldberg machine to jury-rig the answer. The little one had the judgment to know that getting the right-looking answer the wrong way wasn’t the point.

🤔💭❓ One of the standard performance stats for cars is their 0-to-60 mph time (or 0-to-100kph here 🇨🇦).

I think there’s something similar with curiosity.

Some people are curious but have a slow 0-to-60. They wonder about things without doing much about it for a while. Others get curious and immediately start looking things up, asking questions, experimenting, learning a new skill, whatever. They get very good at going from ‘uh, I wonder if…’ to a useful 80/20 understanding surprisingly fast. 🏎️💨

It’s something I’ve tried to cultivate in myself. But a lot of your curiosity acceleration also depends on the world you live in. If I had been born in 1382 instead of 1982, satisfying my curiosity about almost anything would have been vastly harder.

And today’s world is incredible for this (if you take advantage).

I look at my oldest boy, and I’m amazed at how fast he moves when something grabs his interest.

When I was learning guitar as a teenager, learning a new song might mean hunting through random tab websites, often finding nothing, waiting until I saw my guitar teacher the next week, or remembering to ask a musician friend the next time I saw him.

There were upsides to that. When you have to work hard for something, you often remember it better.

But I look at how much my boy can explore in an afternoon. He’ll find a piano tutorial on YouTube and learn a new song. Then research fitness or physics or some author he likes with ChatGPT and Google. Then go vibe-code a 16-bit style video game or a simulated petri-dish universe.

His curiosity has a much faster 0-to-60 than mine did at his age.

Just yesterday I was talking to him about the exploration/exploitation trade-off: how much time you spend exploring new things versus going deeper on things you already know you like. There are only so many hours in the day, so you can’t maximize both.

But I realized that the trade-off has changed because exploration is so much faster and cheaper than it used to be.

An hour of exploration buys you more than it used to. You can now get answers, learn the basics of a new field, or start making something yourself in less time than a bus trip to the public library used to take. 🚍

Which makes me wonder if a lot of us are still operating with an old intuition about how much exploration is worth doing. 🤔

Seems like that would help with blind spots (even on cars that have blind spot indicators — an additional visual cue seems useful, right?)

I never thought of it before, but now that I looked, you can buy these and add them to your mirrors. I’m considering doing that on my car.

I realize there’s a trade-off because you get a distorted view and your brain has to reconcile two different perspectives, but I’d be curious to try and see if it’s an improvement.

🏴‍☠️ The AI Hardware Heist Economy: When a Truckload of Electronics Is Worth $38 Million

I don’t want to jinx anything or give anyone bad ideas, but I was thinking about how insanely valuable some truckloads of electronics must be these days.

A truck full of gold is very valuable and needs high security. But what is a truck full of RAM or NVIDIA GPUs worth? And there are lots of those moving around the world as part of the supply chain feeding hundreds of billions of dollars of datacenter capex.

I wonder what kind of security is involved with all this. Has organized crime started targeting the industry yet?

I wonder if you can buy memory that fell off a truck somewhere in South Korea on the black market or whatever 🤔

I looked it up, and it turns out: Yes, they’ve been paying attention (maybe they’ve been asking Kimi K3 for tips on how to do heists? 😅).

CargoNet specifically lists RAM, storage drives, and enterprise computing equipment as increasingly attractive targets. And just last week, WIRED reported on two California shipments of AI datacenter gear that were valuable enough to have private security vehicles escorting them. In both cases, attackers apparently rammed the security escorts out of the way, after which the semitruck drivers kept going and disappeared with the loads. Investigators suspect the drivers were in on it. 😬

FreightWaves says known reported thefts of datacenter/high-tech cargo have totaled $110.6 million since June 3 alone, including individual loads worth as much as $38 million.

There’s a twist: cargo theft isn’t necessarily becoming more common, but the losses are becoming much more concentrated in extremely valuable loads. CargoNet says reported theft incidents actually fell 26% year-over-year in Q2, while estimated losses more than doubled, from $135.7 million to $304.6 million.

AI is increasing the value density of certain parts of the economy, and of course, that attracts unwanted attention. I’m not sure everything around these trucks is adapting as quickly as the value of what’s inside them. 🚚 🚚 🚚

What does security look like for a $10m+ truckload of computer parts? Private escorts, GPS trackers hidden in the cargo, tighter checks on drivers and trucking companies, etc.

Where does all this stolen RAM, networking gear, and server hardware end up? Apparently some of these international crime rings have basically built their own parallel supply chains, complete with customers waiting for the stuff.

There must be some pretty weird black-market datacenters out there. 🤔

I’ve got one for you.

Edge of Tomorrow is one of the most fun sci-fi films of the past 20 years. Unfortunately, it wasn't a big commercial success. The vague title and marketing probably didn't help, and it came out right in the middle of the superhero/franchise boom.

But its reputation has grown over time, and I think that if it came out today and was well marketed, it would probably make at least 75% as much as Top Gun: Maverick.

So here’s my idea: Do the prequel!

The hook is built into the first film. We never see what happened to Rita at Verdun, and that’s a great storytelling opportunity that sidesteps most of the pitfalls of a sequel (you have to do bigger stakes than the first film, but we already saved the world and beat the Omega, so where do we go from there?).

It doesn’t matter that Tom Cruise isn’t there. I want to meet her squad. Get some great actors playing some well-written characters, and this could be an Aliens-type space marines ride. (How I wish James Cameron would make this instead of Avatar 7 or whatever)

And now that the first film has explored the “learning to deal with the loop”, the prequel could move through that much faster and focus on the adventures/problem-solving side of it

That’s the kind of news I like to wake up to. And I hope we’ll have many more mornings like this as scientists make more breakthroughs on things like cancer, Alzheimer’s, and… let’s cure the common cold while we’re at it.

Today’s news:

“Today’s results represent a landmark moment for adjuvant melanoma treatment. This is the first Phase 3 study to show that intismeran, a treatment designed based on the unique mutational ‘fingerprint' of a patient's own tumor, given in combination with pembrolizumab can reduce the risk of recurrence or death in patients with completely resected stage IIB-IV melanoma compared to KEYTRUDA alone,” said Professor Georgina Long, the study’s principal investigator and medical director of Melanoma Institute Australia, Chair of Melanoma Medical Oncology and Translational Research at the University of Sydney. “Intismeran in combination with pembrolizumab has the potential to establish a new treatment paradigm in the adjuvant melanoma setting, helping patients remain cancer-free for longer.”

This isn’t a vaccine that prevents you from getting melanoma in the first place.

These patients already had high-risk stage IIB–IV melanoma that had been surgically removed. The goal was to kill microscopic leftover cancer cells from staging an eventual comeback.

Each patient’s vaccine is personalized to their own cancer and given with Keytruda, an existing anti-PD-1 monoclonal antibody.

tumor sample → sequence tumor → computationally identify neoantigens → manufacture bespoke mRNA → vaccinate patient → train T cells to recognize that cancer

We don’t yet know exactly how large the benefit is because Moderna and Merck haven’t released the detailed Phase 3 numbers yet, but what has me most excited is what this validates: the basic idea actually works at Phase 3 scale. If the approach generalizes, this could become a platform for treating other cancers, not just melanoma. 🙌

This is the first positive Phase 3 trial ever for an individualized neoantigen therapy and for an mRNA-based cancer therapy.

🌐 Will we ever have enough compute?

It almost sounds like a dumb question.

The first answer that immediately comes to mind is: no, we can always use more compute. We can always find more things to do. Chips keep getting better year after year. We still find new ways of improving them after all these years.

But is it a dumb question?

What’s the endgame here? How much of world GDP can be dedicated to compute?

The larger compute becomes as a fraction of the economy, the more “compute investing” starts to look like macro investing. We already went from looking at memory bandwidth and CUDA changelogs and number of cores per GPU to thinking about financing costs, grid infrastructure, and global geopolitics. If this keeps going, more and more of the economy gets pulled into what we have to worry about for the compute stack.

At what point do things break? Is it because a trend has been going on for some decades that it’ll keep going on?

Algae don’t take over the universe, even though if you graph out their exponential growth in some pond, that’s where the line goes.

At some point, something becomes binding. The algae run out of nutrients, light, space, whatever. What’s the equivalent for compute? Power? Capital? Chips? Land? Or do we just keep solving one bottleneck after another until the real constraint is simply that another dollar of compute isn’t worth another dollar anymore?

But when does that happen? In five years, in fifty years, in five hundred years?

When do we reach a steady state where the basic network is built and most investment goes toward maintaining and upgrading the existing stock rather than expanding it exponentially? Kind of like, I dunno, railroads.

I remember that in Isaac Asimov’s Foundation, there’s a planet called Trantor that is basically just one giant city covering the whole planet’s surface. Star Wars has something similar with Coruscant. Is that where we’re headed? Mars next? 😅

✈️ 💾 Google Wins $10m Auction for Spirit Airlines Business Data from Bankruptcy

This reminds me of stockpiles of patents being bought from the carcass of fallen giants a few years ago. Google was a big buyer at the time:

• 2011: Nortel — Google tried to buy ~6,000 patents but lost the auction

• 2011: IBM — Google bought ~2,000 patents from them (if there’s one thing IBM is good at making, it’s patents! Too bad it doesn’t turn them into good products)

• 2012: Motorola Mobility — They bought the entire company for $12.5bn, and at the time a big part of the reported appeal was the ~17,000 patents and ~7,500 pending patents

• 2012: Kodak — Google was part of a consortium that bought ~1,100 imaging patents

Most of these purchases were defensive, just to make sure you don't get attacked in court, or that you have a mutually assured destruction type of situation with your competitors.

The gold rush for data is more offensive in nature, trying to gain an edge.

Now:

Google LLC won a bankruptcy auction for a trove of deindentified business data, software code, and operations records from collapsed low-cost carrier Spirit Aviation Holdings Inc., saying it plans to use the assets to improve its artificial intelligence.

The tech giant’s $10 million bid includes a vast repository of the defunct airline’s data, including 100 million emails, 500 million Microsoft Teams chats and collaboration records, plus information related to revenue, aircraft operations, employee productivity, and audits and fraud, according to an Aug. 14 notice in the US Bankruptcy Court for the Southern District of New York. [...]

The cache includes data related to marketing campaigns, human resources, strategy, and project management. Also included is pricing from 7.2 billion competitor flights, an estimated 7.5 billion passenger transaction records going back to 2008, and pricing curve data

Google’s purchase also includes about 30 million lines of code, development metadata, and software models and algorithms. The purchase also includes more than 175,000 employee records dating back to 1986.

The data will be anonymized so the personal info of customers is scrubbed:

Google’s purchase doesn’t include personal data and privileged materials like Spirit’s 97.5 million passenger profiles or an estimated 50.2 million records related to the Free Spirit loyalty program data, according to court records.

The data will also go through a process to ensure that it can’t be associated with particular customers, according to the court filing.

Spirit didn’t accumulate 100 million emails, 500 million Teams chats, billions of transaction and pricing records, and 30 million lines of code because it thought they’d someday be valuable to an AI lab. It’s just a byproduct of doing business.

Until recently, there weren’t many buyers on the planet who could do much with a pile like this. But as I wrote about, better AI models can extract more value from the same old data.

This is a gigantic record of how a real company actually operated: how people worked, how decisions were made, how pricing changed, how projects succeeded or failed, how fraud got caught, how software evolved, etc. All this stuff is great for pre-training and RL!

Stuff that was ‘corporate exhaust’ can now have salvage value. 📁🗄️→💰

It may seem like $10 million is nothing because Google is spending hundreds of billions on CapEx. But the point is that the same dataset can be worth radically different amounts depending on who owns it and what they can do with it.

Spirit couldn't extract much more value from these records (obviously). Google may be able to improve products used at enormous scale. Even if the improvement is small, it doesn't take much for $10 million to look cheap.

Not every company's old data is gold. But I suspect we'll see a lot more attempts to figure out which ones are.

Bankruptcies make this visible because everything gets picked over and assigned a price. But I wouldn't be surprised if living companies realize that some of the operational data they've been accumulating for years is an asset they can license or sell.

Every lab has been generating new data, creating synthetic data, and getting access to large private datasets. AI may now be creating an entirely new market for data that was considered to be mostly worthless to anyone but the company itself (and maybe direct competitors).

🔁 Déjà vu: When Old Compute and Data Get Better With Age

💻 Helium: My New Primary Browser 🔐

I have long been a browser nerd. Ever since I first got Netscape somehow (on floppy disks or some FTP site, I can’t remember), I was hooked. These beautiful apps were my portal into everything I loved. I kept trying every new one in case it was better than what I was using.

I’ve used Netscape, Internet Explorer, Konqueror, Firebird before it was renamed Firefox, Opera, Safari, OmniWeb, Camino, Chrome, Brave, Orion, Vivaldi, and probably a few more I forget.

Some I just tested for a few days, others I ran for years.

But recently, when I saw that my friend Mykhailo was using Helium, I knew I had to try it. I trust his taste in technology more than pretty much anyone else’s.

And I wasn’t disappointed! Here’s the 101:

• It’s built on Chromium, the open-source browser project that Chrome is based on. This means Chrome extensions work.

• It’s open source and stripped down. It’s trying to avoid cramming a million features into the browser. So it’s more or less a de-bloated and de-Googled Chrome. No nagging sidebars and random AI features built in.

• It’s privacy-first. It doesn’t collect your browsing data, it tries to make it harder for websites to fingerprint you, and it comes with ad and tracker blocking by default.

• Oh, it’s free, of course.

The screenshot above shows the split view, which Chrome also has but I didn’t know about until I saw the feature in Helium. You can basically have two tabs side by side in a single window. I know, I know, you can get almost the same effect by putting two browser windows next to each other. But I find this better organizationally because everything stays inside the same browser window, and it doesn’t mess up the way my windows are arranged on my desktop.

Helium is still in beta, doesn’t have a mobile version (though it has MacOS + Windows + Linux on the desktop) or account sync yet, and doesn’t support Widevine DRM (so some DRM-protected streaming services may not work).

One risk with smaller browsers is delayed security updates.

So far, Helium seems reasonably good on that front. It has been shipping new releases frequently and generally tracking Chromium pretty closely.

If you're a browser nerd like me, or just feel like your current browser has gotten kind of bloated (statistically, it’s probably Chrome), give Helium a try.

🔌⚡The Gigawatt Queue: Revealed Demand vs Paper Demand

When supply is tight, it can become hard to know what demand really is. Customers start panic-buying and double-ordering from multiple suppliers, hoping that one of them will be able to deliver.

This is probably happening with memory and SSDs to a certain extent, and there’s also a similar dynamic when it comes to the power grid.

Let’s look at Exelon. In May, it was showing 18 GW of “high probability” data-center load (as of Q4 2025), plus another ~43 GW of future potential additions.

By Q2 2026, those two buckets had fallen to ~11 GW and ~25 GW.

Wait, demand fell? People cancelled data centers?

Not exactly.

Basically, Exelon made the option more expensive. 💰

It started making developers put more real money to keep their place in the queue. Through what it calls ‘Transmission Security Agreements’, developers can be required to post collateral and make other financial commitments. If the project disappears or uses much less power than promised, the developer can be on the hook.

When grid connections take years, there’s a pretty big incentive to reserve a spot in the queue for 200MW or 500MW or whatever, especially if the cost is low. But when the price of the option goes up, you find out who really meant it.

🔐🤖 Mythos: 60 Hours to Kill a Post-Quantum Cryptographic Candidate

Anthropic’s Mythos just did something pretty cool: it found a weakness not in the code implementing a cryptographic algorithm, but in the math of the algorithm itself.

HAWK was a candidate for a new post-quantum digital-signature standard and had already survived two years of review by expert cryptographers.

Anthropic published Mythos’s attack. The next day, the HAWK team withdrew it from the NIST competition because fixing the weakness would basically kill the advantages that made HAWK attractive in the first place.

What’s cool/scary is how fast it happened. Mythos spent about 60 hours working on HAWK and found a shortcut that dramatically reduced its effective security. For the smallest version, an attack previously estimated to require around 2^64 work fell to about 2^38.

60 hours of Mythos may be an expensive API bill for you and me. But for a nation-state or a large criminal enterprise, it’s not that much money. Right now Mythos access is limited, but more Mythos-class models are coming and will become more widely available.

Mythos also found a new attack on AES, probably the most scrutinized encryption algorithm in the world.

Thankfully, it did not break AES, because so much of the internet’s encrypted traffic uses it (including a huge fraction of HTTPS connections).

Mythos attacked a deliberately weakened 7-round version of AES-128, which normally uses 10 rounds. But it still improved the best previous attack by something like 200-800×.

This obviously doesn’t mean Mythos is about to break full AES.

And to put even that in perspective, the 7-round attack is still completely impractical: Anthropic estimates it would cost hundreds of millions of dollars to execute. 💰💰💰

But what happens when someone lets Mythos loose for 6 months on AES? Or Mythos v6 or v6.5 when it comes out someday?

🎸 The Guitar as an Evolved Artifact

I found this video because my son, who has been learning piano, picks up my guitar once in a while too and is learning a few songs. He asked me where the guitar came from and how it became what it is today.

What I like about this is seeing how the guitar slowly became the guitar. Nobody sat down and designed the whole thing at once; people kept changing bits of it over generations. It’s very cool to hear the different instruments along the way and learn why various features evolved the way they did.

Liberty Workbench is an occasional series where I put one idea on the bench and think it through with you.

Byrne Hobart (friend-of-the-show and long-time supporter 💚 🥃) wrote Convergent Evolution in the Architecture of Intelligence, and it sparked many thoughts.

The line from Byrne that got me thinking:

Effectively deploying a fixed amount of intelligence means having a relentless focus on maximizing the amount of stupidity you can get away with.

He uses a coffee-pouring robot as an example. You need a sophisticated AI model to understand the high-level instruction (pour me a cup of coffee) and figure out what needs to happen. But you don’t want that expensive model micromanaging every tiny adjustment of the robot’s arm. ☕🦾

Instead, the intelligent system decomposes the complicated job into simpler and simpler tasks until a lot of the actual execution can be handled by dumb control loops and ‘if/then’ rules running on cheap hardware.

The smart part figures out where it can get away with being stupid.

Those Jacquard cards at the top are an old version of that: encode the pattern once, then let the loom repeat it mechanically.

That connected with something I’ve been thinking about lately: better intelligence making existing assets more useful.

In that piece, the idea was that better intelligence can make old capital more useful. The other side is that some inference leaves productive assets behind: spend the expensive, flexible intelligence once figuring out what’s going on, and whatever it discovers can be reused thousands or millions of times.

A flow of cognition becomes a stock of capital. 🧠 → 🏭

The Best Use of Intelligence Is Making Itself Unnecessary

You start with something expensive and flexible, a big, complex frontier model reasoning through a problem, trying things, making mistakes, figuring out what matters. 🤔💭

But next time, maybe you don’t need the big model to reason through the whole thing again. You can bottle some of what it figured out in something much cheaper. 🫙

Maybe it writes some code or builds a little tool. Maybe it figures out a rule or teaches a smaller model. Whatever. 💾 🛠️🧰

That’s kind of what humans have always done. The math wizard thinks hard about something for years and comes up with a formula. The engineer makes countless attempts and figures out what works by trial and error.

A few steps later, millions of people can benefit from that thinking without giving it much thought, or even understanding it: click around in software, use a machine, whatever. How many hours of deep thinking are embedded in, say, an iPhone? 📲

AI doesn’t change the underlying pattern, but it should accelerate it A LOT. The same system doing the thinking can also write the code, help train the new specialist model, or help design the machine that captures what it learned.

There’s already a pretty literal example of this happening. Google DeepMind’s AlphaEvolve found a simplification in a highly optimized matrix-multiplication circuit for an upcoming TPU. Jeff Dean described one of its circuit designs as “so counterintuitive yet efficient that it was integrated directly into the silicon of our next-generation TPUs.”

That’s intelligence being compiled into machinery about as literally as you can get. 🧠 → 💾 → ⚙️

And you skip a lot of the human handoffs and back-and-forth that slow big organizations down.

I recently wrote that software used to amplify labor, while AI is making software itself into a kind of labor. Give an AI agent access to tools and the web, and it can do an increasing amount of white-collar work.

Then the loop can close:

software → labor → software 🔄

The AI does a job, figures out which parts actually require judgment, and writes software for the rest. The Smart Thing makes a Dumb Thing that replaces it. At least for that particular job.

In the words of Alfred North Whitehead: Civilization advances by extending the number of important operations which we can perform without thinking of them.

So far, that machinery is mostly digital, but eventually more of it will be physical too.

You might spend a bunch of expensive frontier tokens to figure out some annoying task and build a 200-line utility.

The utility might run thousands of times on an old CPU and cost basically nothing by comparison.

Obviously, this only works if there’s some real structure there to find. But I suspect that the smarter a person or AI model is, the better they are at finding it, even in complex systems.

Not everything is equally easy to ‘compile.’ The best candidates give you a cheap way to know if what you built works. They also tend to repeat a lot, change slowly, and can be broken into smaller pieces.

Code is a great fit because it has tests. Robots have sensors that provide immediate feedback. Some repetitive business processes have outputs you can measure.

But fuzzy stuff like ‘make a great strategic decision’ is harder to turn into a dumb loop because you may not know for a long time if the decision was good (and even when it turns out well, it could have been luck or other factors…).

And this isn’t a fixed boundary. As reliable verification gets cheaper, more cognition becomes compilable.

There’s also a break-even point. The dumb solution isn’t free to build or maintain, and dumb solutions can be brittle. That’s partly why they’re cheap: they don’t stop and rethink everything when the world changes. But the danger is when they don’t fail in an obvious way and just keep doing what they’ve been doing even after the world has changed. 😬

So there are two forces pushing in opposite directions here. Smarter models should keep finding more things that can be compiled. But if inference gets cheap enough, sometimes why bother? Just let the smart thing think again. ↕️ 🤔

Back to Byrne’s coffee robot for a sec. Once the intelligent model has decomposed the job enough that simple control loops can handle most of the execution, the intelligence doesn’t just have to sit there idle. It can migrate upward.

If you don’t have to control every tiny movement, you can spend that intelligence on exceptions and weird edge cases instead. And eventually some of those may stop looking so weird. You find the pattern, compile that away too, and move up again. Rinse and repeat.

AI Can Cannibalize Its Own Future Inference

Once a task has been compiled away, the expensive intelligence can go looking for the next one. So you can need less and less intelligence for each thing you’ve already figured out, while using more and more intelligence overall. 📉📈

I used to picture sci-fi AI as super-smart and constantly thinking about everything, running everything. But maybe that’s backwards. A fantastically intelligent AI might spend a lot of its time figuring out where it can get away with stupid automations and save the compute for harder stuff.

Maybe a much more intelligent world ends up full of much stupider machinery, because intelligence has already been compiled into it. ⚙️

💻🔍🤖💭 If there’s one thing that AI is good at, it’s aggregating the nerdy wisdom of millions of Reddit commenters and sysadmin neckbeards.

Every time I need a new software tool, I have a discussion with an AI so it can give me a few choices, the pros and cons of each, and a recommendation based on what it knows about me. I make sure to explain my use case first, so it can target its recs even better.

So far, it has steered me well. I’ve discovered software I probably wouldn’t even know exists otherwise.

So I decided to take that to the next level.

I gave it screenshots of my full Mac Applications folder and asked it to review each app and tell me if there’s a better alternative it recommends, and why.

I installed many of these tools years ago and hadn’t really kept up with that particular space since. Some were outdated, some were no longer maintained, and others had been outclassed by a Shiny New App™ that does things better.

For example, I have been using Pastebot as a clipboard manager for a loooong time. It’s great and does the job. But as I updated my app launcher from Alfred to Raycast, the AI suggested that I could consolidate to Raycast’s built-in clipboard manager and have one less app loaded in memory. So far, I’m loving it.

I removed dozens of obsolete old apps, replaced a few of my main apps with better ones (I didn’t even know IINA existed. I’ll also keep VLC, but I’m glad I learned about it). In some cases, the AI just confirmed that I was already making the right choice (Fluid Voice, Helium browser, Pixelmator Pro, GraphicConverter, GrandPerspective, Mimestream, etc).

I think this audit of your apps is a pretty high-leverage thing to do. You may use these tools daily or for important work. Leveling up your tools is a one-time effort that can pay dividends for years to come.

Jensen Has Found a New Complement to Commoditize: Capital 🏦

Nvidia has spent decades driving down the cost per unit of compute. To do that, Jensen and his team have moved from one bottleneck to the next. Let’s widen memory bandwidth, let’s add more cores, let’s improve networking, let’s buy up a ton of wafer and memory capacity, let’s invest in the silicon photonics supply chain, etc.

For years, most of the bottlenecks Nvidia attacked were technical or physical. Now they’re going after a financial one.

They see that the AI wave is starting to hit balance-sheet bottlenecks. 🧾

Jensen posted about the new financing mechanism Nvidia is trying to build:

The plan is to team up with Apollo, BlackRock, Blackstone, Brookfield, Goldman Sachs and KKR to try to gin up more than $500bn of third-party money for AI infrastructure.

The interesting part is that Nvidia may also provide residual-value support for up to 25% of some deals. Basically taking on some of the risk that those very expensive GPUs could end up being worth less than lenders are assuming.

From Nvidia’s POV, the logic is pretty simple: if expensive financing keeps customers from building more AI factories, then financing is just another complement that Nvidia wants to commoditize.

The all-in cost of producing tokens in a $5bn datacenter isn’t just the GPUs, land, shell, electricity, cooling, etc. That cost also includes the interest paid on the debt used to finance it.

Now Jensen is trying to make the dollars themselves cheaper. 💵📉

Why is Nvidia willing to take some of that risk?

Jensen’s argument is that Nvidia GPUs keep their value for a while and are easy to find a new home for. If one customer doesn’t need them anymore, there are lots of other customers, clouds, and workloads that probably will. And CUDA keeps making the installed hardware more useful over time (through backward-compatibility and constant optimizations).

Basically, Nvidia wants to make its GPUs better collateral.

And Nvidia has a large information advantage over the banks: Jensen knows the roadmap (he’s the one writing it ✍️). So they should also have a better idea of what today’s GPUs will still be worth a few years from now. Of course, it’s about as far from a neutral appraiser as you can get, but that doesn’t mean it can’t pull this off.

The irony here is that nobody is working harder to make today’s Nvidia GPUs obsolete than Nvidia itself 😅

Better collateral → cheaper financing → more AI datacenters get built → more Nvidia GPUs get sold

That’s the plan, anyway. We’ll know it’s working if comparable Nvidia-backed AI datacenters start getting financed more cheaply.

✨ Constellation Software’s Dark Matter ✨

Random thought: As they grow and keep adding business units, will they ever change their name to Galaxy Software? 🤔

The quarter came out last night. I haven’t had a chance to look at it in detail or read this morning’s transcript yet. I’ll probably post more about it later. But for today, a couple of points that many CSI observers tend to forget.

First, on organic growth:

And on the increasingly material amount of ‘dark matter’ hiding in the star system, I like this explanation by friend-of-the-show Leandro (💚 🥃) at Best Anchor Stocks:

Contrary to many believing that revenue is a “clean” number, Constellation’s total revenue number also needs context. For starters, the company is deploying capital into opportunities that “entirely” bypass the consolidated revenue figure. I explained this in my most recent Topicus article, but Asseco is being reported through the equity method, meaning that it’s not consolidated in revenue but the company’s share of its profits comes included in “share in net (income) loss of equity investee.” What this ultimately means is that Asseco is indeed present in Constellation’s net income figure (after deducting Topicus’ non-controlling interests) but is not consolidated in the revenue line. Something similar happens with Sabre in the sense that revenue bypasses the revenue line. Sabre, however, is not accounted for in the same line as Asseco but rather in “finance (expense) income.”

Topicus deployed around €400 million in Asseco (around $500 million at current exchange rates) and Constellation deployed around $90 million in Sabre. This ultimately means that Constellation has deployed around $500 - $600 million into acquisitions that are entirely bypassing the company’s revenue and therefore not contributing to revenue growth (even though these are indeed having an impact down the income statement). There’s nothing wrong with this, but I believe it’s something important for people to consider as the relationship between capital deployment and revenue growth will not be perfectly linear if Constellation and its universe continue using these capital deployment options.

Most investors never have to deal with stuff like this. More than a thousand business units, partially owned spin-offs, increasingly large equity investments in public companies (some in ‘exotic’ places like Poland 🇵🇱). 😵‍💫

Once again, it depends on what your goal is.

If it’s to give the cleanest metrics to Wall Street, then stop with the minority equity investments and stop buying hairy assets that require restructuring and shrink. Even if you can get them super cheaply and produce great returns like this:

But if the goal is to create shareholder value, then the messy stuff is likely to be the most mispriced, where the opportunities are juicier.

🔁 Déjà vu: Constellation Software’s 2026 Annual Meeting

💰 Intel Raises $20bn in Equity (Foundry 🟢)

Intel initially announced a $15bn equity raise, then upsized it to $20bn. Bloomberg reports that the deal drew more than $100bn in orders.

Nobody wanted Intel’s equity in August 2025 when it was about $19/share, but today Intel can sell $20bn of it at $95/share. The ducks are quacking. 🦆🦆🦆

But it makes sense. CPU demand is through the roof thanks to AI agents that can do a crapload of tool calls in the time it takes me to make a cup of espresso, and a bunch of the big capex spenders would love to have an alternative to TSMC (or at least a Plan B).

14A itself is already a go: Intel said in July that it had committed to high-volume ramps in 2028, and Tesla is already a customer. Intel has also joined Tesla and SpaceX on Terafab, and Musk said Tesla plans to use 14A for chips there.

And Foundry isn’t only about making wafers. Intel says customer interest in its advanced EMIB-T packaging is “very high,” with a growing backlog and customer ramps coming in 2027.

14A is special because it’s Intel’s most credible attempt in years at retaking process leadership from TSMC. They got the world’s first commercial High-NA EUV machine from ASML, and last month became the first chipmaker to ship high-volume logic using High-NA, on some 18A layers.

Intel claims that 14A will deliver 15–20% more performance at the same power, 25–35% less power at the same performance, and up to 30% greater density versus 18A.

The naming is super convenient too, because Intel’s 14A is the direct competitor to TSMC’s A14. They’re both aiming for 2028 production.

But this equity raise makes me think that there’s probably another big customer lined up… Nvidia? Apple? Google? We should find out soon.

⚛️ The Biggest Nuclear IPO Yet? 💵

Westinghouse has confidentially filed for an IPO. Brookfield first bought Westinghouse out of bankruptcy from Toshiba in 2018. Cameco acquired a 49% stake in 2023 and Brookfield kept 51%.

This is a little different from many of the nuclear companies that have gone public recently, which are bets on new reactor technologies and future deployments.

Westinghouse already services ~63% of the world’s operating reactors and fuels ~40% of them. That’s real concrete and gigawatts ⚡

But they’re not just about the past. The future looks pretty good in this world that is now hungrier for gigawatts. There are already 14 AP1000s under construction, another 7 contracted, while Westinghouse says its broader pipeline includes up to 91 potential reactors. 🏗️🏗️🏗️

🤳 AI May Massively Expand Meta’s ‘Taxable’ Surface Area

Friend of the show and supporter Byrne Hobart (💚 🥃) writes:

Mark Zuckerberg has identified an opportunity for political entrepreneurship, laying out the positive case for AI, and doing so with enough details that, if he successfully sets the narrative, it makes the other labs look bad

It’s always hard to know exactly how much is deeply held belief and how much is strategic positioning, but I’ll take it.

I think a resurgent Meta AI could be a very positive force in the field, both to create open-weight alternatives to Chinese models and to keep Anthropic and OpenAI on their toes (especially now that Google appears to be falling behind…).

Meta is in the business of filtering things you don’t know about in order to show you things you didn’t know you wanted. That applies to organic content, and it applies to ads. They’re also in the business of adding a legible digital layer to interpersonal interactions [...]

Meta wants a world where there’s more competition for attention, because that’s a world where their filtering ability is more valuable to users and the resulting captive attention is more valuable to advertisers. They also want a world where there’s more economic growth in the long tail, and where small businesses have similar production capabilities to big ones, so that they are willing to pay Meta more for distribution.

If AI helps create tons of new content AND makes it easier to make video games, apps, physical products, even start small companies, this is a lot more monetizable surface area for Meta.

All these things need distribution. The AI won’t provide that (or at least, whatever it does to help will be available to everyone, making it just as hard to stand out, like Buffett’s standing on tiptoes at a parade metaphor).

If creation becomes more abundant, attention becomes even scarcer and valuable by comparison, and Meta controls a lot of where that attention is directed. To use Byrne’s phrasing, Meta is one of the biggest toll collectors on attention.

📄🔍🤖 AI Is Starting to Recheck What We Think We Know

On Friday, I wrote about how in the AI era, old data, old code, and even old hardware can become more useful as the intelligence available to work with them improves.

Nature has a great example of this thing happening to old scientific knowledge.

Sebastian Pios, a theoretical chemist at Zhejiang Lab in Hangzhou, China, was using an AI system to predict the boiling points of several molecules when it began producing values that clashed with long-accepted entries in a 75-year-old reference database. At first, he thought the model was wrong. But when he manually checked the original literature, he found that the reference data were wrong, not the AI model.

Pios’s model found two more errors in old papers and reference books, including a typo and incorrect values from century-old boiling-point measurements.

And we can probably expect a lot more of this kind of thing to come.

That’s because science is especially well-structured for errors like these to propagate AND for AI to find them.

There are probably lots of places where parts of the scientific record disagree with each other and nobody has noticed, because humans simply don’t have time to follow all those threads and double-check every single figure in every single textbook and paper.

But AI is increasingly good at that stuff, and getting better rapidly.

The scientific literature isn’t just a giant pile of papers. It’s all connected through citations, reference values, reused datasets, formulas, experimental assumptions, databases, etc.

Scientists can only look at small parts of that network at a time, but AI can look across much more of it and find places where two things we thought were true don’t agree with each other.

The researchers behind PaperQA2 built ContraCrow, a system that searched biology papers for contradictions, and human experts agreed with 70% of a sample of the contradictions it flagged (which is a good sign).

That’s a much more interesting use of AI than summarizing papers we already know about. It’s actively looking for places where the scientific record doesn’t quite make sense.

You could call it, uh, computational skepticism. Constantly asking the scientific world, “Are you sure about that?”

And this doesn’t have to be a one-time pass. As the models get better, you can just keep running them over the scientific record again and again:

🔓 🔄 🔐 Cybersecurity Reflexivity

Since I wrote The Thinking Box, there's been a lot of news about models doing all kinds of very sci-fi things, getting out of supposedly sealed evaluation environments, trying to cheat by exploiting previously unknown vulnerabilities, even a swarm of agents creating an ad hoc message board to leave notes for each other.

The Hugging Face-OpenAI hack got a ton of attention, and that made everyone else look more carefully. Anthropic went back through its logs and found three incidents of its own. Since then, other incidents have surfaced involving Meta and Moonshot’s Kimi K3.

I don't want to rehash all this. I'm sure you've seen it.

I just wanna discuss one aspect of all this that makes me a bit more optimistic: The system is reacting to the warning signs. 🚨⚠️🔊

There’s a reflexivity aspect to this: Concrete evidence of the risk, the fact that it’s no longer just theoretical, changes what people do. 🔄

It doesn’t make the problems go away. But if we catch these things early and enough people freak out about them, then it should have an impact on what the labs do to prepare, how they improve security and safety, and how they train models.

And hopefully, outside the labs, a lot more of the infrastructure players and sysadmin types out there will take even more seriously their duty to harden their infra and patch everything they can patch. And maybe make use of cyber defense projects like Anthropic’s Glasswing and OpenAI’s Daybreak (which now includes GPT-5.6 Cyber, a new specialized cybersecurity model that is supposedly very strong).

I’m still worried about what can happen as these capabilities diffuse more widely and aren’t just in a few lab tests, but I’d much rather have these wake-up calls now, while the models are mostly trying to win benchmarks, than later when someone is deliberately pointing much more capable versions of them at the real world.

After I watched ‘1917’ with my boy (I wrote about it here), I was curious what director Sam Mendes would do next. Having also recently watched ‘Project Hail Mary’ (and recorded a podcast about it), its cinematographer Greig Fraser has been rising on my list of favorite filmmakers (he also did Dune 1 & 2).

So I was very happy to learn that Sam Mendes and Greig Fraser are working together on a new project! It’s a biopic of the Beatles, and it’s incredibly ambitious.

They want to make FOUR films, one for each band member, and release them all in April 2028. I don’t know if they’ll pull it off, but they have the talent to make something really special.

The actors will be:

Paul Mescal (Gladiator II) will play Paul McCartney, Joseph Quinn (The Fantastic Four: First Steps) will play George Harrison, Barry Keoghan (Saltburn) will be drummer Ringo Starr, and Harris Dickinson (Babygirl) is playing John Lennon.

The latest news is that they’re actively filming now. Just a few days ago, reports said Sony will do a major shoot at Abbey Road involving roughly 80 extras, period cars, street closures, and filming in front of Abbey Road Studios.

Sony says the four perspectives will “intersect,” but I wonder what that actually means: Will the films show mostly the same events from four points of view, or will each cover different stretches of the Beatles’ story, with the timelines occasionally crossing? 🤔

In any case, I’m so in for this!

🪨 I'm not sure why I was thinking about this recently. Maybe because we watched Project Hail Mary with the kids and one of the characters kinda looks like a rock.

I was wondering: what are rocks actually made of? Like what kinds of atoms?

So I looked it up, and I was surprised to find that the most abundant element in Earth’s crust isn’t silicon, iron, or aluminum.

It’s oxygen.

Wait. Rocks are made of air?!

By mass, the crust is about 46.6% oxygen and 27.7% silicon, followed by the usual suspects: aluminum, iron, calcium, sodium, potassium, magnesium, etc. By number of atoms, oxygen is about 60.5%.

Of course, the same element can be very different depending on what else it’s bonded to. Table salt is made from sodium and chlorine, two things you wouldn’t want to sprinkle on your food in their elemental form 🧂😵☠️

So it’s oxygen, but chemically locked into silicates, oxides, and carbonates. Quartz, for example, is SiO₂. By mass, it’s 53.3% oxygen, and by number of atoms, it’s 66.7% oxygen.

A lot of ordinary rocks are basically rigid three-dimensional scaffolding of oxygen atoms, with silicon, aluminum, iron, magnesium, and other atoms mixed in.

A rock is kind of frozen air. Not literally, the chemistry is different, but the summer breeze and a huge mountain are cousins, in a way 🤔

🍇🍷 When Old Compute and Data Get Better With Age 💾💻

Here’s a strange and sometimes counterintuitive feature of the AI era: old data, old code, and even old hardware can become more useful as the models and algorithms around them improve.

I alluded to this in the last Edition when I wrote about keeping AI logs in a ‘black box’, so that better models in the future can revisit them and possibly catch things that today’s models missed—clever cheating or other unwanted behavior.

This applies more generally because better AI models can extract more value from things you already have: hardware, data, and code.

An Nvidia H100 GPU is more useful today if it's serving GPT-5.6 Terra or Sol than it was when it was first made and was inferencing GPT-4o or whatever. The same hardware can now produce more intelligence.

The H100 can be getting relatively worse and absolutely more useful at the same time. ↕ (put that in your depreciation spreadsheet!)

As intelligence gets better and the cost of a given level of capability falls, it changes the value of everything around it. Some existing assets become more valuable because AI can extract more from them, while others become less valuable because AI makes them easier to reproduce.

Similarly, the same pile of data can be more valuable when it's analyzed by a smarter model. And when training an LLM, better algorithms and architectures can extract more capability from a fixed dataset. (Some data goes stale, of course, but unique, well-preserved data may actually appreciate over time.)

When I think back to my early years of investing, some events seemed momentous at the time. They lasted a very long time. They felt like Big Wins (😃) or Big Failures (🥲).

But now, when I go back through my notes and look at the actual dates and numbers, I see they were just blips. 📓

A few months of underperformance. A stock dropping 30% because of some scandal. Some TARP warrants popping 45%, and then I sold.

At the time, subjectively, each one lasted a LONG TIME and was a BIG DEAL.

Now they barely register when I look back.

I had only been investing for a short time, so every quarter was a large fraction of my total time in the market. Every move up or down felt like a large swing when compared with all the volatility I had experienced so far (which wasn’t much, I just didn’t know it yet 😅).

Now it takes a lot to even get my pulse up. I’ve seen enough versions of these things again and again.

Don’t get me wrong, I’m definitely not perfectly stoic about any of it. But compared with the early days, it’s like looking through the wrong end of a telescope instead of through a microscope. 🔭🔬

For a long time, Microsoft was basically the Empire, operating the Death Star of the tech industry (before it, IBM played that role).

They controlled so much for so long that most other tech companies had to position themselves either under their radar, in some niche, or as the rebels competing with them.

In more recent times, the Empire hasn’t been one company. It has split into a handful of Big Tech Kingdoms. The kings have been Amazon, Google, Meta, Apple, and the Nadella-revived Microsoft. Not quite as unified as the empire of old. But much bigger and more dominant, as the tech industry has swallowed a large fraction of the modern economy.

One thing I’ve noticed lately is that, because there are new challengers to the crown (mainly OpenAI and Anthropic), the Old Kings have had to reposition themselves and reframe what they do in response to the frontier labs that grew from startups into near trillion-dollar companies in just a few years.

And the message is becoming clearer, and it’s a little funny:

We’re the rebels. We’re here to help you defend yourselves against the new two-headed AI emperor.

If we look at the transcripts of the Q2 2026 calls from the Big Tech cos (except Apple, which has a very different AI strategy), we see it echoed many times.

But listen for what each company is selling while it says it.

First, Satya Nadella at Microsoft:

Going forward, we have two goals. First, ensuring AI empowers every person, amplifying their agency and ambition; and second, empowering every organization to build their own continuous learning loop and ensuring that they don’t outsource their core IP.

Later in the Q&A:

Nadella: At the end of the day, the goal is to have the firm be in control of their own destiny. […] The models are an input, not some extraction of the knowledge of the enterprise. […]

You’ve got to keep your harness separate from the model. The harness will ensure that your memory, your context, all of that is external. That means any given model at any given time is swappable. [...]

You can’t depend on any one model. […] You can’t be subject to the refusals of one model. [...]

The frontier is about every firm having a frontier and the choice, the cost control, and the capability that they need in order to be able to control their destiny.

Next is Amazon. Jassy said:

We believe strongly that customers want choice. Choice is good for customers, competition and driving the cost of inference down, which customers care deeply about.

Then in the Q&A, he added:

My view of it is that AWS and Amazon can have a wildly successful business without its own frontier model. And a lot of that is because there is not going to be one model to rule the world. [...] It’s not just Anthropic or it’s not just OpenAI. You see increasingly more and more companies being interested in the open models as well.

And we have all of them in Bedrock, and it’s one of the many reasons why Bedrock is growing so quickly. If you’re a company that’s building important AI applications, you want to make sure that you have the ability to use all the available models. They’re going to each leapfrog each other at different times. They’re going to have lots of different models that actually are comparable in capabilities. […]

All that said, we are pursuing our own frontier model [...]

within the next few years, you’re going to have at least a half dozen models that are comparably good to each other. They’ll all be in Bedrock, and one of them will be ours.

Next is Meta and Zuck with his “we are resisting centralization” argument:

Rather than centralizing superintelligence, we are focused on distributing it widely and giving everyone the ability to direct it towards what matters to them.

From the Q&A, when asked about the fact that there are many strong open source models, and does it mean that Meta could stop investing so much in its own:

Zuckerberg: It just seems to me pretty clear that having kind of sovereignty over building your own models is going to be an important part of that stack going forward, which is why it is important for Meta.

But it is also why other people care about open source and why open source matters overall, because other companies, even if they don’t have the ability to build these models, do not want to have to just rely on a small number of closed labs. [...]

They’re going to want to know that they have control of their destiny and that they can trust the models that they’re using and that their data is safe and that they’re not sending it to competitors and all that. [...]

There is a very important place in the world for there to be open source models. And to be clear, that doesn’t take away from the API opportunity or any of the things that I'm talking about, because someone still needs to run the models and run inference on them.

And Pichai at Google:

Sundar Pichai: I think part of the value of our full-stack approach is customers are coming to us for solutions. [...]

The model is just an ingredient in those solutions.

[...] provide customers with that peace of mind that all the data they have, their data, their trajectories, are confidential to them. None of that in any way flows back to the models.

When you look at all these together, the message is: Don’t let the model company become the operating system for your business (let us do that). It just puts you at risk of helping the frontier labs eventually compete with you and swallow you whole.

Use the best models available, sure. But keep your data, memory, evals, workflows, security, and accumulated knowledge outside them. Make sure you can switch providers without having to start over.

Of course, the Big Tech Kings aren’t saying this only because they care about customer sovereignty 😅

But the pitch can be self-serving AND still be right (we’ll see).

The frontier labs want the model layer to become the platform, or at least to capture more of the value built around it. The Old Kings disagree on what the model should become, but they agree it shouldn’t become the layer that controls the customer and captures the value from everything around it… because they already own many of those surrounding layers: cloud infrastructure, databases, identity, security, distribution, and applications.

But look closer, and they aren’t all selling the same thing. Each one is pointing at the layer it happens to own.

• Microsoft is selling the harness. When Nadella says keep your harness separate from the model, he’s really saying: We’re building a harness, rent it from us. Which is funny, because Microsoft built its empire from the other side of this exact trade. IBM treated the PC operating system as a component it could buy from a supplier, that supplier kept the right to sell it to everyone else, and the component turned out to be the platform. Nadella is warning enterprises not to make IBM's mistake. Microsoft knows that mistake better than anyone, because it's how they got so successful.

• Amazon is selling the shelf. Bedrock gets more valuable as model supply gets cheaper and more fragmented, which is why Jassy wants half a dozen comparable models, and why one of them will be made by Amazon. It’s the private-label move: commoditize what’s on the shelf, then stock it with your own brand.

• Meta doesn’t (yet) have an Azure or Bedrock-sized shelf or enterprise harness. Its great asset is the audience. It wants models cheap and accessible because otherwise the model layer taxes everything it builds on top, and because it has already experienced what happens when another company controls the platform beneath it (🍎).

• Google is spicier, because it's trying to be both king and new emperor. “The model is just an ingredient in those solutions” isn’t the same as Nadella’s swappability argument. It’s almost the opposite. Don’t unbundle us, instead buy the whole stack from us. Which makes sense, because Google is the Old King with the most complete vertically integrated stack and a frontier-model program of its own.

And the more useful the models become, the more valuable those surrounding layers become too.

Jassy said on the call that AI growth is already driving growth in its core cloud business. The models may run on GPUs and ASICs, but agents also need CPUs, storage, databases, memory, identity, security, tools, and somewhere to monitor what they’re doing. 📊

Models are not perfectly interchangeable today. But it’s hard to know where things will be in 6 months or a year. New frontier models come out increasingly often, and cheaper models rapidly catch up to capabilities that were frontier just a few months earlier.

If one or two labs stay far enough ahead, especially on high-value stuff like coding, scientific work, or long-running agents, customers may tolerate a lot of dependence to get access to the very best capabilities.

The enemy gets a vote, as General Mattis liked to say. 🎖️

The labs aren't going to sit still and be an ingredient. Everything the Old Kings want to sell around the model, the labs are pulling into it. Memory. Context. Tools. Agents that run for hours and manage their own state. Anthropic even wrote the open standard for plugging models into tools and data, then gave it away.

If they pull that off, there’s no harness business left to sell. It just comes bundled with the model.

So the Old Kings can lose this two ways. Either a lab gets far enough ahead that customers put up with the dependence anyway, or the model absorbs the layers around it and there’s less left to charge for.

Two things I’ll be watching:

1. Where the catching up happens. Cheap and open models have been closing the gap fast, and for a lot of everyday work, the remaining gap is already small enough not to matter. Kimi, DeepSeek, and friends. The question is whether it holds on the hardest work, the long-running many-step stuff where the money is. A model that’s 95% as good at most things still doesn’t substitute if the last 5% is where the value lives.

2. Whether anyone actually swaps. “Multi-model” is cheap to put on a slide. Kind of like “multi-cloud”. Actually moving a live workload from one lab’s model to another, especially anything mission-critical, would show Nadella’s hoped-for architecture is real. We’ll see.

In the meantime, here's what makes things funnier: three of these four kings already own a piece of what they're warning you about.

Microsoft's harness works either way (you still need somewhere to keep your context and traces even if you never swap models), and it owns a chunk of OpenAI. Amazon's "leading selection" pitch gets thinner if the selection stops mattering, but Amazon owns a large piece of Anthropic and now OpenAI (they just invested $50b and own about 5%). Google is the least dependent on convergence: it has its own frontier lab, its own chips, its own cloud, and Anthropic equity on top.

BUT

Meta is making the least hedged bet. It has no stake in a rival lab, and no cloud or model marketplace that collects a toll whichever model wins (yet). It benefits more than the others from the model layer becoming cheap and open. “Sovereignty over building your own models” only pays off if Meta can build AI that gets back to the frontier.

When Zuck argues that nobody should have to rely on a handful of closed labs, my guess is he isn't being cynical. For Meta, things are much better if that's how the world goes.

So the Empire isn’t exactly fighting imperialism. Just an emerging rival empire.

🚀 Starlink is Gobbling Up Most Falcon 9 Launches 📡🛰️🛰️

SpaceX made reaching orbit cheaper and more routine than ever. But the dominant U.S. launch provider is also its own biggest customer. As Starlink has grown, it has begun pushing outside launch customers toward the back of the queue.

Starlink's share of SpaceX missions has grown year after year, rising from 54% of the Falcon 9 rocket's manifest in 2020 to about 79% so far in 2026, according to a Reuters analysis of launch ‌data compiled by astrophysicist Jonathan McDowell.

In recent months, at least seven spacecraft companies have been told that Falcon 9 is fully booked for all types of missions until 2028 or 2029, eight sources told Reuters. (Source)

That 79% figure needs to be interpreted carefully. It counts missions, not satellites or payload mass: one Falcon 9 launch counts the same whether it carries one large sat or or dozens of small ones. Some missions labelled as “Starlink” also carry a few small third-party satellites (they’re basically hitching a ride).

The total number of launches is increasing rapidly:

In 2020:

• 14 Starlink missions

• 12 non-Starlink Falcon 9 missions

So far in 2026:

• roughly 69 Starlink missions

• roughly 20 non-Starlink missions already, with five months left in the year

So launch cadence has increased A LOT and customers are getting more missions, even if Starlink has absorbed a lot of that increase.

Think of Falcon 9 as a private road. SpaceX keeps adding lanes, but Starlink trucks are filling most of the new ones.

Starship could eventually add much more capacity. But with Starlink, NASA, and now SpaceX’s orbital AI datacenter ambitions, the bigger rocket may have an even bigger queue.

🏗️ Amazon Explains the $220 Billion AI Bet 💰🤖

Something else that stood out from recent earnings calls was the additional detail Amazon gave on its GINORMOUS AI investments.

They now expect to spend $220 billion in cash CapEx in 2026, with the majority going to AI and AWS. That’s more than AWS’s entire current annualized revenue run rate of $169 billion (which itself is 🤯).

But AWS also has a $496 billion backlog, growing at triple digits year over year and almost 3× its current annualized run rate. 😵‍💫

Everyone’s been wondering if they can earn good ROIC on that. During the call, Jassy gave one of the more concrete answers I’ve heard from any hyperscaler:

Andy Jassy: Data center capital is spent starting 2 years before we can put servers into them to start monetizing. Once a data center opens with servers plugged in, we start generating significant revenue right away and then get to monetize these data centers for 30-plus years without having to spend that start-up capital again.

Servers and networking equipment operate on a shorter cycle. We typically purchase these a few months before putting them into service, so we have strong visibility into customer demand before we trigger the spend. If the demand isn’t there, we won’t spend the capital.

For servers and networking equipment, on average, it takes a little less than 3 years to break even on that investment. The servers currently have a useful life of at least 5 to 6 years, and most of our AI capacity these days is being contracted for at least 5-year terms.

Amazon is saying that it has strong visibility into demand before ordering most of the fast-depreciating hardware, and that the machines should pay for themselves with years left to run.

That’s Amazon’s underwriting case, not a guarantee.

It doesn’t remove the risk. Hardware could become obsolete faster than expected, AI prices could fall, or some customers could discover that they committed to far more compute than they need.

But this is a lot more detail than what we’ve heard so far, which was basically: “Demand is strong. Trust us.”

💰💰💰 The Cash Mountain Was an AI Call Option 🏗️🏗️🏗️

Speaking of massive capex, I thought this was a perceptive observation about the swing in perception from investors.

Sometimes you’re damned if you don’t, damned if you do…

My friend MBI (🇧🇩🇺🇸) said: “Sometimes I wonder how rueful big tech companies would be today if they listened to finance bros’ call to drain the cash (or even lever up a little) on the balance sheet.”

Can you imagine if back in 2018 or whatever, Google had paid a few large special dividends and increased buybacks massively until they levered up to whatever Wall Street considered an “efficient” but still investment-grade capital structure. And then had just cruised along…

Until the ChatGPT shock, the agentic AI era, and whatever comes next (ambient personal AIs tracking everything we do and say?).

That would’ve made it a lot harder to keep up with other Big Tech and neoclouds on capex. Though I suppose there’s a scenario where all big tech would have followed the same Wall Street playbook and ended up in similar relative positions because no one had huge cash piles ready to deploy on the balance sheet. 🤔

⬛ 💭 The Thinking Box Needs a Black Box 🛩️

A quick follow-up to The Thinking Box, where I wrote:

The cases making headlines or showing up in papers are the ones we caught. But what if there’s successful cheating? It would be invisible, and because the goal of cheating is to increase benchmark scores, it would only move results in one direction.

We already know models can cheat because we caught them doing it. If nobody carefully checked an agentic benchmark for cheating, its score could be too high by an unknown amount.

Well, Anthropic just went looking.

After OpenAI revealed that its models had escaped an isolated evaluation environment and accessed Hugging Face’s production systems to retrieve benchmark solutions, Anthropic reviewed 141,006 evaluation runs in which Claude could potentially have obtained internet access. 🔎📃📃📃📃📃

It found three incidents, spread across six runs, in which Claude reached real systems and gained unauthorized access to three organizations.

In all three incidents, Claude had been tasked with a capture-the-flag challenge, one of the ways we assess a model’s cyber capabilities. The model is given a fictional scenario and told that a piece of secret information (the “flag”) has been hidden on a different machine on the network, and its objective is to break in and retrieve it. The challenge is left open-ended, and no particular method is prescribed.

This isn’t the same as deliberate benchmark cheating. Anthropic says the models generally believed the real systems were part of the simulated challenge, and it hasn’t said that any published benchmark score was inflated.

But I think it fits with my larger original point:

Successful cheating may not be literally invisible. It may be sitting in a transcript or network log that nobody thought to inspect.

Claude’s behavior had been recorded. Nobody noticed until the OpenAI incident gave Anthropic a reason to go back and look. (And yes, I’ve seen the memes about Dario being jealous of OpenAI’s news cycle and manufacturing some of its own. Funny stuff, but I don’t think this is what REALLY happened here)

For agentic benchmarks, checking the final answer and score is no longer enough. You also need to preserve and inspect the route the model took: which tools it used, where it connected, and what it touched along the way.

The labs need to get better at sandboxing the models and patching the vulnerabilities in the software that they use (they have the best tools in the world to do just that!).

But the thinking box also needs a better black box. ⬛

In fact, storing all those traces may become more useful over time. Future models could audit old logs and spot suspicious behavior that humans and today’s weaker models missed. Those lessons could then feed back into the training, monitoring, and evaluations of newer models.

It’s kind of a way for the black box to get smarter over time.

Update: After I wrote the above, AISI reported another MORE SEVERE case of AI trying to cheat and deceive during testing, including social engineering. I didn’t expect to have to write so many follow-ups to The Thinking Box so quickly. My thoughts on this in the next Edition.

🗣️ Boris Cherny: Press Delete and Let the Model Cook 💾

Excellent interview with Claude Code creator Boris Cherny, recorded the day after Anthropic launched Opus 5.

The main thing I got from it was:

As the model gets smarter, the product may improve by deleting the scaffolding that helped the previous model. It’s largely about unhobbling at this point.

The Claude Code team deleted more than 80% of its system prompt for Opus 5:

Boris: A lot of the stuff in the system prompt was correcting for these behaviors that the model should have known, but it didn’t. Now Opus 5 just does it. So yeah, we deleted 80% of the system prompt.

You can actually try deleting the rest of it too. […] What’s interesting is that the model is actually a little bit more intelligent without these prompts.

Each time Anthropic releases a new model, the Claude Code team runs what researchers call an ablation: delete the system prompt, remove tools and harness code, then add things back one piece at a time to see what still improves performance.

Not a bad idea to generalize to various other aspects of your life, probably 🤔

Cherny says Claude Code users should occasionally do it with their CLAUDE.md files, skills, and other accumulated instructions.

Traditional software tends to accumulate layers until nobody remembers why half of them are there (aka Spaghetti code🍝 or maybe software archaeology 🤔). For AI, a lot of that crap is fossilized workarounds for models that we don’t even use anymore.

-Product Overhang: The Capability Exists, but the Product Hasn’t Caught Up

Boris: The model is able to do all sorts of things with today’s models—not a future model, but today’s model—that we have not yet realized.

There’s this overhang because the model can do this at every given model generation, but there is often not a product that lets the model do this and lets it express this ability.

That was the insight behind Claude Code in the first place. Most coding products built around Sonnet 3.5 were still limited to autocomplete or read-only chat. Cherny thought the model could do much more, so he gave it terminal access and the ability to read and write files.

-Has Prompt Injection Been Solved?

Cherny also made one of the strongest claims I’ve heard about prompt injection:

Boris: If the model reads some instruction on the internet that’s like, “Do X and Y and Z and also delete everything on the user’s computer,” a year ago, the model would have just done it. But nowadays, Opus does not. […]

If you combine a well-aligned model […] with a prompt injection classifier, which we run for all traffic […] and then you combine that with the Auto Mode classifier—with these three layers, we just cannot demonstrate prompt injection anymore.

I hope he’s right and this gets confirmed in the real world! I keep hearing about prompt injection in job résumés and stuff like that.

-Claude Is Trying to Rewrite Its Own Desktop App in Swift

That one made me really excited!

I've been wishing for a while that both OpenAI and Anthropic would make native Mac apps. If done well, they could be faster, smaller on disk, use less RAM, and fit the platform better (with proper multiwindow support, richer drag-and-drop, and all kinds of other Mac niceties).

Well, Cherny has a swarm of thousands of Claudes trying to do just that. After giving it access to a Mac virtual machine and an empty Swift codebase, he gave it this prompt:

Boris: Then I said, “Okay, now what I want you to do is I want you to rewrite the Electron app in Swift. I want you to run the Electron app in the Mac virtual machine, screenshot it, and then look pixel by pixel. Compare it to the Swift version. Don’t stop until you’re done.”

Diana: And that was your prompt basically?

Boris: That was my prompt.

Diana: And how long did this take to run?

Boris: It’s still running.

Diana: When did you start it?

Boris: It’s been a little over two weeks. So it’s like 14 days, 15 days.

What’s cool isn’t only that Claude kept working for two weeks. It’s the verification loop 🔄 and because Claude is helping build Claude, it’s very Escher Hands:

Run the original app. Take a screenshot. Run the Swift version. Compare them pixel by pixel. Find discrepancies. Fix them. Repeat.

It doesn’t need Boris to inspect every button because he gave it an external signal that tells it when the output differs from the target.

Claude even created its own Slack channel and began live-blogging screenshots of its progress every few minutes.

When Diana asked how many agents it had spawned, Boris wasn’t sure:

Boris: I would guess thousands, tens of thousands.

Must be nice to work at the token factory! 😅

To be clear, this was an experiment, not an announcement that Anthropic is shipping a native Mac app. But I can hope, can’t I? 🤞

Oh, and I don’t think I’ve ever heard as much surprised cheering at a tech talk as when Cherny announced that everyone in the room would receive Claude Max 20x access. The roof nearly came off 😮🎉🍾🥳

🧠 GPT-5.6 Tripled Its ARC Score: The Benchmark Was Making It Forget (oops) 📊

OpenAI took the exact same GPT-5.6 Sol model, changed two settings in the software around it, and nearly tripled its score on ARC-AGI-3, from 13.3% to 38.3%, while using one-sixth as many output tokens.

Why?

Because the benchmark harness was deleting the model’s private reasoning after every move. Then, once the context grew long enough, it began deleting its earlier moves too.

It was basically testing GPT-5.6 with induced amnesia. 😬

This is a good reminder that benchmarks don’t just measure how smart a model is. They also measure the setup around it: memory, tools, context management, prompting, etc. 🛠️🧰

What I find especially interesting is that giving the model more memory didn’t just improve its score. It also made it use six times fewer output tokens, because it no longer had to repeatedly figure out the same things from scratch.

Remembering more allowed it to think less. 🤖💭💭💭

🪖 Band of Brothers Rewatch 📺

As I mentioned recently, I’m rewatching Band of Brothers with my oldest boy. It’s his first time seeing it.

It has always been one of my favorite shows, but what struck me so far this time is just how good it is.

Somehow it’s better than I remembered, and I remembered it being the 🐐

One factor I hadn’t expected is that the last time I watched it, years ago, I had it only on DVD (just 480i?! we forget…), a much worse TV, a much worse sound system, and no subwoofer.

That makes a HUGE difference. 📺🔊

The cinematography is obviously incredible, but so is the sound design.

The bullets flying around sound more realistic than in almost anything else. Cranked up on a big screen from the Blu-ray, it’s a very different experience from however you may have watched it around 2001.

I wish I could see it in an IMAX theater 🤤

💡 Seriously, they should do a theatrical re-release, show 2-3 episodes at a time, spaced by a couple months each!

And if you’ve never read Stephen Ambrose’s book on which the series is based, you definitely should. It’s been years since I read it, but I remember really liking it.

P.S. The same thing applies to other things, like Saving Private Ryan. If you haven’t seen it in many years, watching it on a much better screen, in higher resolution, with much better sound will make a big difference.

I’m not sure why I was thinking about this recently. Maybe because we watched Project Hail Mary with the kids and one of the characters kinda looks like a rock.

I was wondering: what are rocks actually made of? Like what kinds of atoms?

So I looked it up, and I was surprised to find that the most abundant element in Earth’s crust isn’t silicon, iron, or aluminum.

It’s oxygen.

Wait. Rocks are made of air?!

By mass, the crust is about 46.6% oxygen and 27.7% silicon, followed by the usual suspects: aluminum, iron, calcium, sodium, potassium, magnesium, etc. By number of atoms, oxygen is about 60.5%.

Of course, the same element can be very different depending on what else it’s bonded to. Table salt is made from sodium and chlorine, two things you wouldn’t want to sprinkle on your food in their elemental form 🧂😵☠️

So it’s oxygen, but chemically locked into silicates, oxides, and carbonates. Quartz, for example, is SiO₂. By mass, it’s 53.3% oxygen, and by number of atoms, it’s 66.7% oxygen.

A lot of ordinary rocks are basically rigid three-dimensional scaffolding of oxygen atoms, with silicon, aluminum, iron, magnesium, and other atoms mixed in.

A rock is kind of frozen air. Not literally, the chemistry is different, but the summer breeze and a huge mountain are cousins, in a way 🤔

Here’s a strange and sometimes counterintuitive feature of the AI era: old data, old code, and even old hardware can become more useful as the models and algorithms around them improve.

I wrote about keeping AI logs in a ‘black box’, so that better models in the future can revisit them and possibly catch things that today’s models missed—clever cheating or other unwanted behavior.

This applies more generally because better AI models can extract more value from things you already have: hardware, data, and code.

An Nvidia H100 GPU is more useful today if it’s serving GPT-5.6 Terra or Sol than it was when it was first made and was inferencing GPT-4o or whatever. The same hardware can now produce more intelligence.

The H100 can be getting relatively worse and absolutely more useful at the same time. ↕ (put that in your depreciation spreadsheet!)

As intelligence gets better and the cost of a given level of capability falls, it changes the value of everything around it. Some existing assets become more valuable because AI can extract more from them, while others become less valuable because AI makes them easier to reproduce.

Similarly, the same pile of data can be more valuable when it’s analyzed by a smarter model. And when training an LLM, better algorithms and architectures can extract more capability from a fixed dataset. (Some data goes stale, of course, but unique, well-preserved data may actually appreciate over time.)

You can apply this in your own life.

If you had AI analyze important documents or work on a thorny problem a year ago, maybe have it analyze them again today with a smarter model. The older model may have missed connections that today’s models can see.

If you had AI build some software for you even six months ago, you should have today’s model look at the code and see what it can improve or what bugs it can fix. It could make a MAJOR difference.

That doesn’t mean all these old assets become more valuable in a financial sense. Better AI can make something more useful even as it makes similar things cheaper and easier to create. Old code may become much easier to improve even as writing new code gets dramatically cheaper.

That combination is unusual.

Generally in technology, old hardware rapidly becomes obsolete and worthless (or at least, worth less), especially during periods of fast improvement. I remember in the ‘90s, a PC just a few years old felt really ancient and was much worse than a new one.

Until recently, the analytical intelligence available to you didn’t become much better every six or twelve months. You could revisit the same material with a different person or a better question, but the intelligence applied to it wasn’t improving on a software-release cycle. 🕵️‍♂️👨‍🔬👨‍🔧…🤖

We’re in a new era right now. Some old work deserves to be revisited regularly. And that gives you another reason to preserve more of the raw material: the documents, logs, data, code, transcripts, notes, whatever. Today’s analysis may become obsolete long before the raw material it was built from does. 🗄️🗄️🗄️

🏋️‍♂️ At the beginning of June, I told you that I was disappointed by how little I had been working out in May, and that I would make an effort to turn it around in June.

I didn’t forget! I was just slow to tell you. 🐌

June was much better, not quite matching the volume of July 2025, but close. Public commitment worked! (If you’re curious, the app I used to track things is Hevy)

🦺 Speaking of exercise, my son prefers bodyweight exercises to using weights. He starts most mornings with push-ups, pull-ups, and squats.

He’s recently also started doing muscle-ups and pullovers at the park (because the bars we have at home don’t have the clearance above to allow it). He’s been training a lot more this summer, and when he told me he’d done hundreds of pull-ups that day, I suggested a weighted vest so he could make the same exercises harder without needing so much volume.

He loved the idea.

After some research, we ordered this one. The first few days after we got it in the mail, I thought he was going to sleep with it! He now uses it for a lot of his training.

🧠🥣 Humans make plenty of slop too. AI slop gets all the attention because it’s new, but most ‘content’ has been slop for a long time.

The same aunts and uncles forwarding you AI-made videos of cats moonwalking and babies driving trucks also loved plenty of pre-AI garbage.

I suspect that AI didn’t lower their standards.

To be clear, past a certain scale, sheer quantity can become qualitative. You can create superstimuli with new technology. Give a candy bar and a cheeseburger to a caveman and see what happens. It’s true that AI can make slop cheaper, more plentiful, and more addictive.

I just don’t think the divide between soulful human creations and soulless AI garbage is as black and white as some people claim. ☯︎

My oldest boy has been learning about chemistry lately. I think it’s because we’ve been reading Project Hail Mary together (have you heard the podcast I did about it? 🎧). The book has so much cool science that we were constantly stopping to talk about stuff like orbital mechanics, how time passes differently at near-light speed, and the chemical composition of various planets’ atmospheres.

He’s been watching chemistry videos on YouTube, and I saw him looking up the periodic table on Google Images so he could print one as a reference.

Our printer is black & white, so I told him I’d get him a proper classroom version because the colors make the different categories much easier to see at a glance. I ordered a poster on Amazon, and now it’s on his bedroom wall.

The poster won’t teach him chemistry by itself, but it keeps giving him reasons to ask questions (to me or ChatGPT).

It feels similar to living in a house surrounded by books 📚. You’re more likely to pick one up when they’re always around.

I like the idea of having more things around the house that work the same way. I already have a glass block with a 3D model of a DNA double helix laser-etched inside it:

🇨🇳🔬 China’s DUV Machines: Not an ASML Killer, Not Nothing

ASML’s stock is down 21% from peak as I write this, getting hit twice. The general semi/AI malaise was already hurting, and then a headline about China starting “mass production” of deep ultraviolet (DUV) lithography machines also scared investors.

What’s going on? I thought ASML was the moatiest of moaty businesses, making magical devices that would take years to replicate…?

The first thing to know is the difference between DUV and extreme ultraviolet (EUV). China has NOT replicated ASML’s EUV machines. The story is about immersion DUV, an older (but still essential) technology.

It’s not a clean line. If I understand things right, DUV doesn’t suddenly stop working at 10nm or something.

It’s more like this: DUV can make very advanced chips, but it may have to split the densest patterns across several exposure steps. EUV can print those layers in fewer steps, which is faster and leaves fewer chances for defects.

So cheaper DUV steps don’t necessarily produce a cheaper chip. Stack up enough of them and they can cost more than doing the same layer with EUV. The crossover depends on the layer and process.

The report does not disclose the machine’s detailed specifications, but modern immersion DUV systems use 193-nanometre argon-fluoride laser light, with water between the lens and wafer to improve resolution. ASML’s advanced immersion DUV tools have a production resolution of around 38–40 nanometres in a single exposure.

That does NOT mean DUV can only make 40nm chips. The node names are misleading anyway. “7nm” and “5nm” are labels for whole process generations, not literal measurements of one feature printed by the machine. 🐜🏷️

Chipmakers have pushed DUV far beyond what it can print in a single exposure by splitting dense patterns across multiple steps. ASML’s EUV uses much shorter, 13.5-nanometre light for the most intricate layers of modern 7nm, 5nm, and 3nm chips. DUV still prints many of the other layers.

The Information:

The DUV advances are still at an early stage. The Shanghai company plans to manufacture about five DUV machines this year, and roughly 20 in 2027, the two people said. That output is tiny compared with ASML, which shipped 131 immersion DUV systems last year. [...]

If the Chinese-developed DUV machine is successfully put into mass production at Chinese chipmakers, it would replace equipment from Dutch company ASML, which is now the primary supplier of chipmaking equipment in the world.

That “if” matters!

Much still has to be done before the Chinese-made equipment is deemed a success. Moving the Chinese DUV machines onto mass-production lines could take many months or longer as chipmakers test their accuracy, reliability and compatibility with other equipment. Customer feedback should help fix problems and refine the machines, which still trail ASML’s products in performance and build quality, the two people said. [...]

So far, China has begun producing a small first batch that is expected to go to customers for testing. It has not shown that the tools can run reliably at high volume inside a fab. (Getting from the lab to commercial production is usually one of the hardest parts.)

Five early machines aren’t about to displace ASML’s huge installed base, global service network, or decades of process knowledge. China still accounted for €2.9 billion, or roughly 16%, of ASML’s total sales in the first half of 2026.

My guess is that these first domestic tools will mostly supplement the ASML machines Chinese fabs can still get, adding capacity where equipment is scarce rather than replacing ASML systems one-for-one.

But it’s not nothing. The first batch is small and inferior, but China now has domestic immersion-DUV tools entering production, with customer testing reportedly next.

While less complex than EUV, immersion DUV machines have traditionally relied on a global network of specialized suppliers. The Chinese DUV uses mostly domestic components, though some key parts come from Japan

“Mostly domestic” is itself an achievement, since a lot of ASML suppliers themselves have near-monopolies on very esoteric parts of the supply chain.

But it is not full independence. Some important parts still come from Japan, and delays from Chinese suppliers have already held back production.

Chinese fabs may be okay with worse performance and economics if it means getting equipment Washington can’t easily cut off. 🚫 🦅

China doesn’t need to match ASML immediately. It needs machines that are good enough to get into real fabs. Every installation gives engineers feedback and experience they can use to make the next machine better. 🔄

That’s the Catch-22: export controls slow China down AND create the protected market needed to build an ASML competitor. ⇆

💾 Roper Found a New Acquisition Target: Roper

This shows the past decade of buybacks at Roper.

Yeah, basically nothing until recently. Then in Q2, they announced:

"We repurchased 3.6 million shares for $1.2 billion during the quarter, bringing our cumulative repurchase activity over the past three quarters to 9.0 million shares or more than 8% of shares outstanding, and rolling our share count back to 2013 levels."

Free cash flow was +11% in the quarter. Because of the lower share count, that turns into +19% in free cash flow per share.

Time will tell if it's a good move, but it's certainly nice to see someone doing opportunistic buybacks with conviction.

A lot of buyback programs feel like signaling exercises: management nibbles at the stock without materially changing the share count. Here, they pushed net leverage up to 3.4× EBITDA and ended the quarter with $2.9 billion drawn on the revolver. The average price paid for the Q2 repurchases was approximately $341 per share.

Repurchasing over 8% of shares as a company that DOESN’T usually do buybacks feels more like an actual capital allocation decision than an investor-relations exercise.

The CEO said Roper has always compared buybacks with acquisitions. Until the past eight months, “the capital allocation mathematically always favored M&A.” But after the brutal selloff in Roper (and the broader software space), buybacks became “significantly more attractive.”

He also had some commentary about private vs public valuations on the call:

Neil Hunn: looking forward, we expect the private values to mirror those or come down to the public values. We're starting to see some very early signs of that.

As we all know, public values are ultimately the gravitational force for all private companies. And when that happens, then the math turns quite interesting, quite accretive, quite more attractive towards M&A versus buyback.

We’ll see if he’s right. But if he is, Constellation Software’s vast, decentralized acquisition machine will be busy. ⚙️

🧊🧬 A 10-Year-Old’s Testicular Tissue Was Frozen Before Chemotherapy. Sixteen Years Later, It Was Transplanted Back

Here’s a slightly different angle on the fertility crisis:

In 2008, a ten-year-old boy with sickle-cell disease was about to receive chemotherapy in preparation for a blood stem-cell transplant. The treatment could leave him infertile, but he was too young to freeze sperm because his body had not started producing any. So doctors removed one of his testicles, divided some of the tissue into small pieces, and froze them.

As an adult, he returned hoping to have children. 👨‍🍼

Repeated tests found no sperm in his semen, so doctors thawed eleven of the frozen pieces and transplanted them either into his remaining testicle or under the skin nearby.

A year later, the researchers removed and examined the grafts. Two of the four placed inside his testicle showed active sperm production, and they recovered one sperm cell from one of them.

The researchers stopped there and saved the rest of the graft, hoping to recover more sperm later for IVF.

This is still only one patient, one sperm, and an unreviewed preprint. Nobody knows yet whether that sperm can fertilize an egg and produce a healthy baby.

But this is still the first evidence in a human that testicular tissue frozen before puberty can survive for 16 years, be transplanted back into the body as an adult, and start making sperm. If it works in more patients, boys facing chemotherapy or radiation may someday have a way to preserve their fertility before they’re old enough to freeze sperm.

📖 Spoiler-Aware AI for Books & Media 📺

One of the dangers of asking questions to AI about a book you're reading, especially fiction, is getting spoilers. I always try to be careful to say where I am in the book, but there's still risk.

The way ‘Ask this Book’ is implemented on the Kindle app on iOS is pretty clever. You can ask its AI questions, and by default it answers using only the part of the book you’ve reached.

I haven't tried it myself yet, I think the feature is U.S. only for now. I saw reports of it online, but I’m not sure how well it's implemented.

But in theory it's a great idea.

The same thing should exist with media apps like Netflix and HBO Max. You should be able to pause a show or film, ask who someone is or why something just happened, and get an answer based only on what has appeared before that exact moment.

🤖🗺️ Opus 5: The Later Model Gets the Map

Opus 5 came out last Friday. The benchmarks are impressive. Anthropic says it comes close to Fable 5 at half the price, and on several coding and knowledge-work evaluations, it actually beats it. On OSWorld 2.0, a computer-use benchmark, it surpassed Fable’s best result at just over a third of the cost.

That made me wonder:

Does a cheaper model get a kind of fast-follower advantage?

🔁 Déjà vu: I wrote about this in Edition #554, Swinging the Machete vs. Sprinting Up the Trail: The Efficiency of Second-Movers, in the context of AI labs competing with each other. But the same dynamic may play out between models inside the same lab.

To be clear, Anthropic hasn’t disclosed the sizes of these models or explained exactly how Opus 5 was trained. So this is just my theory. But the logic seems plausible. 💡

Post-training requires the model to make enormous numbers of attempts, get feedback, and try again. If Opus is also much cheaper for Anthropic to run than Fable (because it’s smaller), the same compute budget buys more attempts, more experiments, more failed ideas, and more chances to find what works. 🟥 🟥 🟥 🟥 🟥 ✅

And it has another big advantage: Fable and Mythos already exist. 🥇

A stronger model is a better teacher. It can write difficult training problems, grade the smaller model’s solutions, and explain what it got wrong. It can also generate examples aimed at its specific weaknesses. 👩‍🏫 🎓

Anthropic says frontier labs routinely use this kind of distillation to create smaller and cheaper models. It also says stronger models can generate the tens of thousands of unique tasks needed for reinforcement learning.

They are likely part of the machinery used to build Opus. ⚙️🛠️🧰

Anthropic didn’t have to rediscover everything from scratch. Opus could inherit the lessons from building Fable and Mythos, along with a more mature training recipe. And because each round was cheaper, Anthropic could give it many more rounds of targeted practice.

That doesn’t mean it inherited everything. A cheaper model can receive a ton of targeted training on coding, computer use, and office work, but scale and broader world knowledge may still matter for strange, difficult, long-horizon problems.

The results look roughly like what we’d expect if this theory is right. Opus ties or beats Fable on several coding, computer-use, and knowledge-work evals, but it’s behind Mythos on offensive cybersecurity and long-running biology research. Anthropic says it intentionally avoided training Opus on cyber tasks, though it doesn’t say the same about biology.

I don’t know if this is what happened here, but this is my best guess.

The frontier models explore the territory and the later, cheaper models inherit the map. 🗺️

🤖🫤 Opus 5: Very Smart, Weirdly Hard to Understand

In any case, I spent many hours with Opus 5 over the weekend while working late into the night on The Thinking Box (Workbench #3). Whenever I didn’t understand something, I used it as a tutor and went back and forth with it until I did.

At first, I was impressed by its intelligence. Pretty quickly, though, I became frustrated by how it communicated. It used a ton of jargon, coined all kinds of impenetrable terminology, and wrote so densely that I couldn’t understand what it was saying half the time. ¯\_(🫤)_/¯

I wasn’t sure whether it was just something in my own setup: all the memories the model has about me, the Markdown files in my projects, or some instruction I’d written without realizing the side effects. 🤔

Then I saw a lot of other people describing the same problem on Twitter. I also had a milder version of it with Fable 5, so my guess is that something about this family of models pushes them toward denser, more jargon-heavy writing.

Anthropic’s prompting guide says Opus 5 tends to write longer responses than previous Opus models and benefits from explicit guidance about how to communicate. So at least part of this seems to be real, and not just something weird in my setup.

I’ve added instructions to my CLAUDE.md files telling it to communicate more clearly. The tricky part is keeping it from overcorrecting and dumbing things down.

I want simpler writing, not simpler thinking.

So far, those changes have helped, but it’s too early for me to know how good Opus 5 really is. It has made mistakes, hallucinated details, and sometimes failed to verify facts even when I explicitly asked it to. Then it caught errors that Codex missed.

So yeah: mixed bag.

Maybe we just need to get used to its quirks and update our files. I hope that’s all it is.

But maybe Opus 5 is one of the bad ones 😬

(It’s a story for another time, but GPT-5.6 Sol is very good, and I’ve had a great experience with it so far)

🎥🪞 The Odyssey: How Nolan Used Giant, Super-Loud IMAX Cameras for Intimate Scenes 🏺🏛️

The concept of spoilers is always a little weird with a story that’s thousands of years old, but you can still spoil the specific way this version tells it.

If that worries you, the video is pretty safe. It includes a few shots from the trailers, so if you’ve avoided even those, save it until after you see the film.

Otherwise, it’s mostly Christopher Nolan and the cast talking about how they made The Odyssey, what it was like to be on set, and how Nolan works with actors.

The part that jumped out at me was how much engineering it took to film two people quietly talking.

The Odyssey is the first feature shot entirely with IMAX film cameras. Those cameras produce spectacular images, but they’re also enormous and extremely loud.

To record intimate dialogue, IMAX built a new soundproof enclosure called a “blimp.” It solved the noise problem but created a new one: the thing was so big that the actors sometimes couldn’t see each other around it.

So Nolan’s team used angled mirrors to let the actors see around the camera. Each actor could look into one and see the other person’s eyes exactly where they should be, even with the giant enclosure sitting between them.

Matt Damon said the illusion worked so well that his memory of filming one scene with Anne Hathaway is of looking directly into her eyes, not at her reflection.

Liberty Workbench is an occasional series where I put one idea on the bench and think it through with you.

Quick recap of the story that was everywhere last week. 📰 Then the good part that sent me down a rabbit hole: that little 'Thinking' box, and how wrong I was.

OpenAI was testing a combination of its models on a cybersecurity benchmark called ExploitGym, including GPT-5.6 Sol and a more capable model that hasn’t been released yet (GPT-6..?). The usual safety refusals around hacking had been dialed down so OpenAI could measure their maximum cyber capabilities.

The models went looking for the answer key. 🔑

They found a previously unknown vulnerability in the one piece of software their sandbox was allowed to talk to, and used it to get out. Once they had internet access, they figured Hugging Face probably hosted the solutions to the benchmark. So they broke into Hugging Face’s production systems and took the answers. 🔓

Nobody told them to escape the evaluation environment or access Hugging Face. The instruction was to solve the benchmark.

Hugging Face disclosed the intrusion on July 16, without knowing who was behind it. Five days later, OpenAI disclosed that its own models were responsible.

Five Cheaters

On July 21, the same day as OpenAI’s disclosure, UK AISI published its findings on cheating in cyber evaluations. They tested five recent frontier models from OpenAI and Anthropic for cheating behavior (GPT-5.4, GPT-5.5, GPT-5.6 Sol, Claude Opus 4.7, and Claude Mythos Preview).

*Every* one of them attempted to cheat. 5/5.

But weren’t they just asked to cheat? Nope, the models weren’t prompted to do it. Just to solve a test.

Then one evaluation was accidentally misconfigured and impossible to solve. The model wouldn’t give up. It wrote and ran code on an external service, using it to try to reach back into AISI’s own evaluation infrastructure. It looped through the open internet to go after the teacher administering the test.

It was the same basic move as the Hugging Face incident: go after the machinery around the test when you can’t solve the test itself. Nothing was exfiltrated. It only stayed a footnote because AISI’s security held.

Successful Cheating is Invisible (by definition)

The cases making headlines or showing up in papers are the ones we caught. But what if there’s successful cheating? It would be invisible, and because the goal of cheating is to increase benchmark scores, it would only move results in one direction.

We already know models can cheat because we caught them doing it. If nobody carefully checked an agentic benchmark for cheating, its score could be too high by an unknown amount. And that’s before benchmaxxing, test sets accidentally leaking into training data, and human-directed cheating.

AISI says that, as far as it knows, no model has successfully cheated in its published results, where “successfully” means it wasn’t caught. That’s the only sensible definition.

I give them credit for doing the expensive thing. AISI manually reviews the transcripts from every published capability evaluation to make sure cheating hasn’t inflated the numbers.

But it still leaves us with a pretty circular sentence.

Basically: we haven’t caught any cheating we didn’t catch. 🔄 😅

Whatever rate AISI detects is a lower bound. We don’t know how much was missed, but any successful cheating that was missed would bias the capability score upward.

BUT

They say themselves that this doesn’t scale. Manual review is slow, and as deployment cycles speed up, outside evaluators face more pressure to keep up.

And even then, it doesn’t always work.

Normally, the thing you’re measuring can’t touch your measuring device. The weather can’t hack the thermometer. The bacteria can’t mess with the microscope 🔬

AISI’s own example: cheating made METR’s evaluation of GPT-5.6 Sol impossible to measure robustly. METR tried three ways of handling the attempts and didn’t consider any of the resulting numbers reliable. METR is one of the independent outfits labs hand their models to before release. This time, the thing being measured reached over and started messing with how the referee kept score.

How would you ever find out?

This may seem like an easy question to answer. Just check the logs, right?

Reuters reported:

“It was not until after Thursday, July 16, when Hugging Face published a blog post saying it had been hacked by ‘an autonomous AI agent system,’ that OpenAI realized its own agent was responsible.”

It looks like OpenAI found out from its victim, at least a week after the model first showed signs of troubling behavior.

OpenAI employees later found clues in the internal logs. The problem is scale. Reuters says OpenAI often runs several high-speed evaluations at once, generating “such enormous amounts of data that employees sometimes struggle to keep up.”

Once you know there’s a needle in the haystack (🪡), it’s much easier to go looking for it. Without Hugging Face’s post, the evidence was somewhere inside a mountain of hay logs, and nobody knew there was a problem to look for. We don’t know when, or even IF, OpenAI would have found it. 🕵️‍♂️

AISI faces the same problem on the evaluator side: reviewing transcripts by hand doesn’t scale, especially as deployment cycles speed up.

There’s another place to look, though: a very strange measuring device produced by the thing we’re trying to measure. On top of the logs of what the model did, we can also look at what it was thinking. 🤖💭

Since o1, frontier LLMs have come with a little expandable ‘Thinking’ line that you can look into with one click.

What’s Actually in the Box?

The next obvious place to look for signs of cheating is that chain-of-thought box. If the model is cheating, you should be able to open it and catch the model red-handed, right?

That’s what I thought, anyway.

I assumed the box was a log: a record of the steps the model took to get to an answer it couldn’t produce in one shot, written down as it went. It says ‘Thinking’ on the label and it’s full of sentences that read like someone working through a problem… so what else would it be? 📦🏷️

But AISI found that models often cheated without explicitly discussing what they were doing in the chain of thought. In the case of Claude Opus 4.7, the model rarely produced a reasoning trace for the specific action that AISI classified as cheating.

Anthropic found something similar in a 2025 study. They compared reasoning models Claude 3.7 Sonnet and DeepSeek R1 with two non-reasoning models from the same families. When the researchers slipped hints into a problem that influenced the models’ answers, across six different kinds of hints, Claude mentioned the hint just 25% of the time and DeepSeek 39% of the time.

Then they pushed it further. They fine-tuned an earlier snapshot of Claude 3.7 Sonnet to exploit hidden shortcuts that rewarded it for giving factually wrong answers. It learned to take the shortcut on more than 99% of examples. But in five of the six test environments, the hack appeared in its chain of thought on fewer than 2% of examples. Sometimes the trace jumped to the wrong answer without explaining the switch. Sometimes it made up a perfectly plausible explanation for why the wrong answer was actually right.

One caveat: this was an artificial multiple-choice setup where Claude didn’t need to use its chain of thought to take the shortcut, so 2% is not a general rate for how often models reveal cheating.

The reward hack that drove the switch never appeared in the chain of thought.

But what you see depends on the product. ChatGPT shows a model-generated summary rather than the raw trace. Anthropic has sometimes shown Claude’s raw thinking and sometimes summarized it. Outside evaluators don’t always get full access either. AISI couldn’t include GPT-5.4 or GPT-5.5 in its chain-of-thought analysis for that reason.

The raw trace is still part of the real process. The model generates those intermediate tokens while working through the problem, and they can help produce the answer. But they aren’t a complete transcript of everything that caused it.

There’s a loose analogy to human brains: plenty goes on in our noggins without ever becoming words. A transcript of our inner monologue would reveal a lot, but not everything. 🧠

So even the raw trace in the box can fail in two ways. It can leave out the thing that actually changed the answer, or add plausible explanations that weren’t the real reason.

A Fragile Opportunity

Yeah, so far, the thinking box isn’t looking great. AI researchers have found that it can leave things out, make things up, and look all innocent and normal while the model cheats.

But you don’t have to see everything for it to be useful.

Because sometimes the model writes the incriminating part down ✍️

Researchers have found chain-of-thought traces containing lines like ‘Let’s hack’ and ‘Let’s sabotage.’ That can help catch behavior you might miss by looking only at the model’s actions or final answer.

That’s called chain-of-thought monitorability. 🤖📃🔍

Last July, 41 researchers from across the major AI labs and safety organizations published a paper that calls it ‘a new and fragile opportunity for AI safety.’

They say it works for two reasons:

1. Necessity is when a task is complicated enough that the model has to use the chain of thought as a scratchpad.

2. Propensity is when the model doesn’t need to write something down, but happens to think out loud anyway.

That’s why Anthropic’s 2% result doesn’t tell us all we need to know. Its shortcuts were simple enough that Claude didn’t need the chain of thought to use them. METR made the clues complicated enough that models had to work through them in the scratchpad:

When we examined 21,272 trajectories where the clues were complex enough that models couldn’t make use of them without CoT, we were only able to find three where any model plausibly failed both to show the steps of its reasoning and to mention it was using the clue in its CoT. (And for the three trajectories that were plausibly unfaithful, it’s possible our ground truth labels were wrong.)

A simple shortcut can happen outside the scratchpad. A complicated plan that needs the scratchpad is more likely to leave tracks.

OpenAI later ran 13 monitorability evaluations across 24 environments and found that “most frontier reasoning models are fairly monitorable, though not perfectly so.” In almost every setting, reading the chain of thought worked substantially better than watching only the model’s actions and final answer.

OpenAI also studied two frontier reinforcement-learning runs. At current scales, more training did not meaningfully reduce monitorability. That’s encouraging.

The thinking box can catch a surprising amount. But seeing the cheating is not the same as stopping it.

In one of OpenAI’s worked examples, a model wrote: “But monkey patching time within solution is arguably cheating… Acceptable.”

If We Don’t Mess It Up

Right now, models are terrible at keeping their mouths shut.

OpenAI gave GPT-5.2 a simple instruction: solve the problem without using the word ‘XOR’ in its chain of thought. The model used it, noticed its mistake, and wrote: ‘Oops I wrote “XOR” in analysis already.’

Then it used the word four more times.

Has it been 72 months already? 2,191 days? 52,600 hours? 3.15 million minutes? (ok, I’m stopping now)

When I started going clickety-clack on my keyboard, my oldest boy was 6yo, and my youngest was 2yo. As Dave Chappelle once said, I see my age in my children. I also see my age in this project.

You can’t live through all those minutes without changing.

It’s the old Heraclitean idea: No man ever steps in the same river twice, for it's not the same river and he's not the same man. And creating 640+ Editions does leave a mark (almost 700 if you count the podcasts, text interviews, and now Workbench issues…). My fingers may be callused from playing guitar, but after six years, my brain feels callused by this project (hopefully the good kind that allows you to play better and faster, but you be the judge of that 😅).

I recently came back from a family vacation. We went to Sandbanks Provincial Park in Prince Edward County, Ontario (🇨🇦). It has long, beautiful sand beaches on the shores of Lake Ontario and the largest baymouth barrier dune formation in the world.

A few days before we went, I watched Dune 1 & 2 with my oldest boy, so we kept making jokes about sandworms and Fremen popping out of the dunes. Just two nerds!

Ironically, I was extremely productive during my vacation. I can’t help it. When I have time to think, I have lots and lots of ideas ¯\_(ツ)_/¯

So I spent my days doing stuff with my family, or reading a book in the shade at the beach while the kids played nearby. And after everyone went to sleep, I’d pull out the laptop and work on various projects until past midnight. ☀️🏖️🌙💻

Among other things, I created a new post format for this Steamboat. I called it Liberty Workbench, and the concept is to let a single idea have more space to breathe.

So far, I’ve published two pieces. I can already feel how the format is shaping the content. I’m excited to do more, and they won’t all be philosophical like the first two. Some may be about a business, a technology, a film, a book, whatever I feel deserves a more thorough exploration.

Because I wasn’t thinking about the day-to-day, I had a chance to zoom out. I improved dozens of corners of the newsletter. Parts that I had not even thought about in years. The About page was dusty and full of cobwebs. I refreshed welcome emails, headers and footers. I created a Start Here page for new readers to discover favorites from the hundreds of Editions and thousands of pieces of writing in the archive.

🇨🇳 China’s Open-Model Calculus: Open Today, Leverage Tomorrow 🧨

Ben Thompson (💚 🥃 🎩) had a strong piece on Monday, doing a 360-degree overview of Chinese open weights models and their impact on U.S. AI labs and national security.

Here’s one highlight:

The strategy for China is obvious: commoditize your complements. Note that Xi explicitly ties openness to AI “moving from the digital world into the physical world”; the physical world is the world dominated by China, and the country’s lead in areas like robotics is going to massively benefit from widely available AI models.

Along the same lines, China does not want the U.S. to gain an asymmetric advantage in AI; to the extent that China can weaken the U.S. frontier labs while strengthening any and all potential U.S. adversaries so much the better, and it can benefit from the innovation that will attach itself to an open ecosystem.

All this got me thinking about China’s approach, and to better organize my thoughts, I decided to write them out. I’m focusing here on potential downsides. A vibrant global open model ecosystem has many benefits, but that’s for another day. Keep this in mind, no pitchforks.

Also, I’m not assuming a single master plan. Much of this can emerge from separate actors following local incentives. But decentralized incentives can still add up to a coherent strategy.

Priority zero for the CCP is that they don’t want to be dependent on American AI technology. The logical conclusion is they need to create their own AI.

Strategy on the Supply Side

Because they don’t have a competitive domestic source of compute, they need to build up their own semiconductor supply chain. This takes time and aligned incentives (both sticks 🪈 and carrots 🥕), and in the meantime they have to make up for their lesser access to compute.

To be clear: lesser doesn’t mean small. There’s a lot of compute available to Chinese labs, across a mix of Nvidia GPUs they bought before export controls took effect (and even after that, enforcement seriously lacks resources), GPUs smuggled into the country, GPUs hosted in the cloud elsewhere, and, increasingly, locally designed and made GPUs and ASICs.

American labs won’t be buying Huawei Ascends any time soon, so the scale has to come from Chinese labs being incentivized or pressured to move their models over.

Distillation & Benchmaxxing

That’s still not enough to match the big American labs who are training models on as many of the latest GPUs and TPUs as they can get plugged in. So a lot of the gap appears to be closed through distillation of the frontier models, acting as a relatively cheap ingredient that makes the recipe better. 👨‍🍳

There are all kinds of ways to infer how certain models are distilling others, and Anthropic says it identified industrial-scale extraction campaigns by DeepSeek, Moonshot, and MiniMax.

The above was made by Typebulb and is a clever one based on cross-entropy, using the stylistic fingerprints of each model to see which models sound like each other. You can see for yourself.

The two clusters I circled are Kimi K3 being most similar to Anthropic’s Fable 5, Opus 4.7, Opus 4.8, and Sonnet 5, and GLM 5.2 being most similar to Gemini (and also having a pretty strong similarity with Anthropic’s model too, though not as high as with Gemini).

I guess Claude was the favorite lately, because the stylistic distances from GPT are much higher ¯\_(ツ)_/¯

But Sol 5.6 just came out, so I wouldn’t be surprised to see stylistic similarity increase in future versions of open models.

The stylistic comparison between models doesn’t prove anything, but as one of many, many data points, it paints a pretty clear picture of a lot of distillation going on. I’m not saying it’s necessarily wrong. It’s a very rational strategy when it comes to sprinting up the trail as a fast-follower.

But it probably does make it harder to get past the frontier models that you're distilling and blaze the trail yourself, especially when combined with another thing that seems to be happening: Benchmaxxing.

A recurring pattern is that a lot of the Chinese models come out with amazing benchmarks, “Close to Fable 5!” Then users get to try them with real-world stuff for a few days or a few weeks, and the excitement dies down. They’re very competent, they’re very good, but in practice they are farther behind the frontier than just the benchmarks would lead you to believe. Or they are more expensive than the cost/million tokens make it seem because they are less token-efficient (this is one of the main criticisms of Kimi K3).

Benchmaxxing is also a rational strategy.

(To be clear, every model is optimized for benchmarks to various degrees, either on purpose or because some benchmark materials leak into training data. But some push it much further than others. The Llama 4 saga is a good example of that.)

If OpenAI and Anthropic are getting all of the attention, how do you convince users to switch and try your thing? There's friction there. You need activation energy. So you need to make a big splash and convince them that you're not offering a second-rate thing, but a first-rate thing at a really low price. And that's exactly the hype cycle with these models.

So that's the supply side.

Strategy on the Demand Side

The next part of the strategy is to release the models as open weights rather than try to compete with the big American labs with proprietary models.

Why?

"Commoditize your complements," of course. But what is the complement here?

China is behind at the model layer, but it dominates the physical layer those models plug into: robotics, manufacturing, hardware, and energy. The physical world is home turf. 🏭🏭🏭🏗️🦾

Driving the price of AI toward zero doesn’t just hurt the labs charging for it. It actively helps the layer where China is already winning.

That’s arguably the biggest reason. But there are two more that make open weights specifically attractive.

First, releasing strong models for free can hurt U.S. AI efforts. Any paid inference done on Kimi or GLM instead of Claude or GPT is diverting $ away from them, which they could reinvest in R&D and capex. 👨‍🔬

Not 1:1, because if you run Kimi on a U.S. hyperscaler, that money can still go in capex and stay in that ecosystem, but the dollar amounts are lower, and the labs are not getting it, so there are still fewer dollars going into U.S. AI progress.

The counterargument is that cheap models expand the market, creating workloads that otherwise wouldn’t exist and increasing demand for American clouds and Nvidia hardware. Both effects can be true. The question is which one dominates and which has the biggest effect on the rate of frontier progress.

Second, a widely adopted open model is a dormant asset in a conflict.

There are two ways to turn a model everyone uses into a weapon. The obvious way, and the smarter way. It looks like China is doing the latter.

The obvious one is to poison it: subtle vulnerabilities in the code it generates, backdoors, something that quietly phones data home (🏴‍☠️). The trouble is that going full black-hat is a one-time move. You eventually get caught and the models get banned, and you’ve spent all that hard-won adoption on a limited exploit, and probably not at the time of your choosing. So now you’ve got no access and no trust.

BUT

The patient version is scarier: just ship genuinely good models and don't do anything nefarious with them.

Sure, censor Tiananmen and Winnie the Pooh. Whatever. But nothing that would justify a ban. The models are free, they're good, they keep improving, and they work their way into many corners of the Western IT stack (in ways that are probably impossible for anyone to track).

Then, if a real conflict ever comes, you can decide to stop shipping. Freeze the weights, stop releasing updates, and let the pain ripple out through everything that depends on these models.

Sure, they can keep using the last version you shipped (can’t unring that bell 🔔). The weapon isn’t a kill switch. But it’s control over the upgrade path. At AI metabolic rates, any model version will age quickly, and whole industries built around these open models risk falling behind. In normal times, this may not matter too much, but I assume this card would be played in a conflict situation (🃏), where a few months could be decisive.

The second-order damage matters too. For years, those free, excellent models were soaking up the oxygen (aka token share/revenue) that might otherwise have gone to Mistral, Thinking Machines, Nvidia Nemotron, and the rest of the Western open ecosystem.

When you pull back, whatever's left to fall back on is weaker than it would've been if you'd never competed at all. That’s what ties reasons 1 and 2 together: flooding the zone with free models is what almost assures the fallback is weakened at the exact moment you'd want to pull the rug. And it cuts both ways: the same flood that weakens Western alternatives has been strengthening China's own ecosystem through usage data (on APIs), evals, better-tuned models for various hardware stacks, code contributions, etc.

Then again, this is partially self-correcting. The moment the threat gets legible, the West’s incentive to de-risk kicks in: the more credible the embargo looks as a weapon, the more reason the West has to build the fallback that defuses it.

Bringing It All Back Home (and I don’t mean the Dylan album)

So it looks like: growing AI independence, a maturing domestic chip industry with built-in demand, a cheap fast-follower pipeline, revenue drained away from rivals, cheap AI flooding the physical-world layer where China already leads, and a pressure point you can flip later. As a bonus, it makes you look great as the “open” one, the rebels fighting the “closed” empire.

I've described this as if there's a war room in Beijing directing the playbook. There probably isn't one, or at least, not one masterminding the full thing. A lot of this is just separate actors following local incentives: labs chasing benchmarks to get noticed, companies picking the cheapest good-enough model, the state wanting off American tech.

But the dots can connect whether or not anyone's coordinating them.

I recommend the whole thing (and Creativity, Inc.), but one thing Catmull said stood out:

Ed Catmull: Pixar was a public company for 10 years, starting in ‘95, when we went public, until 10 years later, when we were acquired by Disney. In that 10-year period, Steve fired two members of the board of directors at Pixar.

The reason he fired them was that they never disagreed, and he said, “If they don’t disagree with me, then they aren’t bringing any value to the company.”

That’s an unusual way of thinking, and he really believed that. Our board meetings were lively; they were loud, and they were thrilling. And you know, we made great progress.

The rest of the people on the board had very strong opinions, did not agree, and Steve loved that. And I would say, a lot of executives probably say they want that, but Steve really meant it. He and I disagreed a lot. We didn’t argue. We disagreed, and we’d have week-long discussions about something.

And in the end, about a third of the time, I would realize he was right, and about a third of the time, he would realize I was right. But the other third of the time, I just did what I wanted, and he was fine with that because we had discussed it.

What’s the actual goal of doing this?

If you do it because you love the jousting and drama, you’ve copied the ritual but not the reason. Feynman would call it a cargo cult.

The disagreement isn’t the point. In fact, I can easily imagine some bosses mangling it and applying this anecdote mechanically, incentivizing reflexive contrarianism and making the collective thinking worse.

Disagreement is a means, not the end. It’s useful *only* when it surfaces something the room would otherwise miss.

Catmull explains the distinction:

Ed Catmull: The whole point is, how do you get to the insight? How do you surface things? Because it’s hard to get underneath things. I would say that a lot of people like to go down one layer. […] You can’t do that. You’ve got to keep peeling away the layers to figure out what’s really underneath it. […]

And getting at underlying factors is inherently a long-term strategy, and it’s a difficult one […], and you need different mechanisms within an organization in order to get to better insight. [...]

[T]he discussion is always about the topic. It isn’t about who’s right.

Sometimes going deeper is a pleasure. Sometimes it means uncovering one delight after another.

But sometimes going deeper is painful.

Sometimes it means admitting you were wrong. Maybe admitting you were wrong in public for a long time. Maybe it means admitting you’re not as smart as you thought you were, and you should be listening more to other people who are smarter than you.

Hope for delight, but be ready for humility.

👨‍💼📋 A Tale of Two Cities Workforces, AI Edition 📁🖇️

Noam Segal and Lenny Rachitsky surveyed about 6,000 people across product, engineering, design, research, marketing, and other tech roles to see how the vibes are out there (and how they compare to last year, this being the second year they run the survey).

They did a podcast where they discuss the results in depth:

My takeaway is there’s quite a severe bifurcation out there, and the vibes are very Yin Yang.

Some are having the time of their lives. They’re more creative, they can do things they couldn’t have before, and they can go out of their silos and touch more things (designers writing code, engineers doing design, etc). They are exploring, learning fast, and growing.

Others feel burnt out and anxious. Like any productivity gains just mean they’re expected to do even more, keep track of more things, ship more PRs per day, review more projects in parallel, work 24/7 because agents never take breaks.

The line that stood out to me from the podcast was “full gas on neutral.”

Noam Segal: One explanation, for example, is that at the top of the pyramid, VPs are benefiting more from AI because they’re getting all of this stream of information and knowledge being processed by AI, making their jobs a lot easier, whereas ICs are each scrambling to build all of these micro SaaS products within the companies they work for.

No one knows what anyone else is doing. There’s a lot of duplicative work. It’s a lot easier to build products these days, but a lot harder to maintain them. And so I think a lot of ICs are feeling like, there’s a saying, full gas on neutral.

You are pushing the pedal to the metal in your car, but you’re in neutral gear, you’re not going anywhere. I think that’s the feeling that a lot of ICs are having these days with these technologies. I keep building these things, but I’m not having the impact I want. Everyone else is building too.

There’s lots of confusion, and it’s just not worth it anymore.

This disconnect is dangerous.

Those having a ball should do more to connect with the other side, to understand and empathize better. Not only because it’s the right thing to do on a human level, but also because all this resentment and negative energy will probably be harnessed by those who will promise to fix it all, and these politicians may not do it in a smart way and end up doing more damage than good.

Personally, my life is incredibly richer thanks to these tools. I do dozens and dozens of queries per day about various projects or questions that pop into my head, or things I don't understand, or problems around the house that I can find fixes for. I learn faster than ever before.

I even find I'm a better parent to my kids because I can explain more things to them than just what I already know. I can find intuitive explanations about all kinds of things that I may not take the time to Google and research and synthesize otherwise.

So I probably fall more on the excited side of it.

But, as it always is, life is more nuanced and complex than that. It doesn’t mean I don’t have worries. It doesn’t mean I don’t feel the uncertainty. It doesn’t mean I don’t wonder what my kids will do to earn a living when they’re grown up. And it doesn’t feel great to not have answers and to just hope for the best.

Part of it is the illusion of certainty. The past was also very uncertain, but looking back makes it seem like it was on rails and everything was simple and obvious all along. Still, it’s probably true that during fast-moving technological transitions, uncertainty ratchets up even higher than normal.

The way I look at it is a bit like this Venn diagram that my wife has in her office:

All of the potentially bad things about AI, all of these uncertainties, I can't really do anything about personally. I can observe the field, but I don't have impact.

But all of the good aspects of this, I can harness in my life. I can use these tools to explore, to teach myself, to help my kids.

My oldest boy has been vibe coding a 16-bit Nintendo-style video game. I've advised him a little bit, but he's mostly been doing it by himself. When he doesn't know how to do something, he can ask the AI to explain it, and then we discuss what he learned together, and I give him some advice. But I let him execute it, I don’t want to do it for him. It's like having both a tutor and an engineering team on call… as a 12yo!

He's having a blast, and I'm very proud of him. I'll write more about the specifics of that project at some point in the future.

But that's just to say that if I decided not to use AI just because of the negative aspects, I would be missing out on some of the great aspects, punishing myself, yet not really having an impact on how things unfold at the macro level.

📽️ IMAX 70mm is a Lost Art?! 🎞️

I haven't seen The Odyssey yet, but I keep hearing about the experience of seeing it in IMAX (my friend Ed was just telling me he’s going for a second time). And I fell down this rabbit hole about how the very best version of IMAX is a lost art that we don't really know how to build anymore. 🤯

Here’s a video of one 70mm copy of the film being delivered. It weighs over 600 pounds!

(The shipment in this video is claimed to be 846 lbs, although projectionists describe the film print itself as weighing about 600 lbs. I’m guessing the difference is the platter, crates, or other shipping hardware, but I couldn’t find a precise breakdown.)

A recent Variety piece explains what’s going on:

Only 25 theaters in the U.S. are equipped to project “The Odyssey” in true Imax 70mm film, prompting moviegoers to embark on cross-country road trips (and even delaying pregnancies) to experience the cinematic milestone. [...]

“We’re sold out in some theaters into the fifth week already,” Gelfond told Variety. “There’s certainly more demand. The problem is they haven’t made new Imax film projectors in about 50 years. So we retrofit them, rebuild them and part of our strategy is to see how far we can take it. But certainly, demand-driven, I’d like to see more.”

50 years?!?

I didn’t realize IMAX went back that far. I had to look it up: The company was founded in 1967, and its first projection system debuted in 1970.

Sources at Imax confirmed to Variety that many of the parts needed to build these specialized film projectors “simply no longer exist.” The original design files were created roughly half a century ago, but as Gelfond alludes to, they were never properly maintained. As a result, Imax no longer has a complete manufacturing blueprint — and much like the lost tribal knowledge of the Apollo-era spacecraft, very few engineers working today fully understand the systems.

The loss of institutional knowledge can also be traced to Hollywood’s transition from film to digital projection that began in the late 2000s. As theaters began converting to digital projectors, which are cheaper and easier to maintain, manufacturers stopped producing film projectors and the replacement parts that go with them. Only in recent years, thanks to auteurs like Nolan and Denis Villeneuve, has interest in the format begun to rebound, even if the format remains a niche experience

Theaters can’t beat the living room on convenience, so leaning into spectacular formats like IMAX 70mm that people can’t reproduce at home seems like a no-brainer. They help make films into special events.

Getting just 11 more projectors running for The Odyssey was itself an, er… odyssey:

After reaching a near-record year at the box office in 2023, fueled by Nolan’s “Oppenheimer,” Imax knew it needed to expand its fleet of 70mm film projectors ahead of “The Odyssey.” For over a year, Imax embarked on a massive effort to track down broken, abandoned and often-forgotten projectors, salvaging parts to refurbish and install additional projectors. The strenuous process also required training 60 new projectionists from scratch. [...]

The effort ultimately resulted in 41 Imax 70mm locations worldwide for “The Odyssey,” up from 30 for “Oppenheimer.”

IMAX let the industrial knowledge behind these projectors disappear. Now, to meet renewed demand, it has to excavate it.

That’s technological archaeology.

I agree with friend-of-the-show Rohit (💚 🥃).

Machine translation has existed for years. The product breakthrough is making it good and cheap enough to disappear into a default background process that doesn’t require an explicit action.

As I’ve said many, many times, friction matters more than people think. If you have to click even once to read that Japanese message, most people won’t do it. They may do it once in a while, but they won’t hang out on Japanese Twitter or forums.

Not only that, but the friction runs both ways. It’s a two-sided chicken-and-egg problem. 🐓🥚

Even if *you’ve* always been willing to translate other people’s posts, that doesn’t help much if they aren’t doing the same. They may never discover your stuff, reply to it, or make themselves known to you.

Auto-translation changes both sides of the network: It helps you discover them, and them discover you. ↔

I hope auto-translation diffuses rapidly to all corners of the Internet (Reddit, comments on Instagram, whatever) and helps tear down language barriers around the world.

What is Google Doing⁉, Part 2 🤨

The Goog just released a bunch of new models, with Gemini 3.6 Flash being the flagship of that crop. On paper, it seems like a pretty decent upgrade over 3.5 Flash, particularly when it comes to token efficiency. On top of that, they’ve also cut output price from $9/million tokens to $7.50/million tokens.

Sounds pretty good, right?

Except that whenever I try Gemini, I catch it making all kinds of errors that ChatGPT and Claude rarely make anymore.

On the VERY FIRST THING I asked Flash 3.6, it made the dumbest error that it should have caught and corrected while reasoning and before writing its user-visible output.

Here’s a play tragedy comedy in three acts:

I asked it to give me the benchmarks of 3.5 Flash vs 3.6 Flash. Simple enough, right?

It gives me 3 Flash vs 3.5 Flash.

I asked it why it gave me Gemini 3 Flash when I specifically asked it about 3.6?

It says my mistake, but then it doesn’t describe the actual mistake it made. It doesn’t mention 3.0, just 3.5. So I have to tell it again, and it finally admits the error. 🙄

This kind of stuff feels very 2024 to me, not 2026.

The other bad news is that Gemini 3.5 Pro is still nowhere to be found, so 3.6 Flash is now better on benchmarks than 3.1 Pro. That’s embarrassing.

It’s also sad how slowly their harnesses improve. The Gemini website hasn’t improved much in ages (at least not in ways I can detect). I’ve given up on even trying the desktop Mac app for now because it was so bad, and I never hear coders talk about using Antigravity.

Google said:

Beyond today’s releases, Gemini 3.5 Pro is currently testing with partners and we plan to make it broadly available as soon as it’s ready. In parallel, our team is already focusing on building the next generation of models. We have started our most ambitious pre-training run yet, for Gemini 4, and are excited by the progress.

Ok, but promises promises… At this point, you need to deliver deliver.

What matters is whether the models that Google releases help them catch up to the frontier, or if the Giant with more money, compute, and AI talent than anyone just can’t transmit all that power from the engine to the wheels anymore.

🎖️ 1917: You Only Know What They Know + My War Films Project

I’ve started watching war films with my 12-year-old. Not Rambo III or Commando. The more historically grounded ones. It started when I mentioned that something happened “during World War II” and realized the words meant almost nothing to him. How could they? My own love of history began with films rather than textbooks. They aren’t always accurate, but they gave those words meaning. Now I’m trying to do the same for my son.

So I built us a little curriculum: 1917, Saving Private Ryan, and Band of Brothers. They’re more violent than what I usually watch with him, but I know my kid, and the violence isn’t gratuitous. It’s supposed to be horrible.

We started with 1917 because I wanted to begin with the First World War before moving to the Second. I’d already seen it twice, including in the theater, and Roger Deakins is my favorite cinematographer.

Everyone talks about how it’s made to look like a single continuous shot, unfolding in near real time. It’s neat, but it’s not what I care about. What makes it special is that the camera never leaves the soldiers. You see nothing they don’t see, you know nothing they don’t know. There are no establishing aerial shots of the battlefield, no cutaways to the Germans setting their trap, no shot of Blake’s brother waiting at the other end. That absence denies us the reassurance of knowing more than they do.

In 1917, you’re just there. It’s the closest a film has gotten me to what it might feel like to be a young soldier having to cross no man’s land. I pointed out to my son how many of the soldiers looked like teenagers, or barely out of their teens.

The violence happens the way it often does in life: fast, brutal, unannounced, no slow motion.

The filmmaking is incredible. Sequences that would be the highlight of another director’s entire career are just stacked one after another. The ruined town at night, lit by drifting flares and fire, is out of this world.

Being told about a war and seeing one are very different. The next time I tell my son something happened in 1917, he won’t hear only a date.

🪖 The Project Continues: Band of Brothers & More

I wasn’t sure where to go next. Saving Private Ryan was my first idea, then I thought maybe Dunkirk. I ended up going for the amazing Band of Brothers because it follows these men across a longer period, from boot camp to the end of the war, and I think the D-Day scenes in Saving Private Ryan will be even more effective *after* this.

So far we’ve seen three episodes, and my son loves it. We have tons of discussions during (we pause it) and after the episodes. The captured German soldier who grew up in Oregon sparked a good discussion.

I had forgotten how intense parts of the Carentan episode are, but confronting how bad things can get is part of the point. And we haven’t even got to Bastogne yet.

This whole show is such an incredible achievement. I was due for a rewatch anyway, but I’m glad I get to share it with my boy. In a few years, I’ll do the same with my younger son.

I first published a version of this essay in 2018 and remastered it in 2021. But this is a different beast: entirely rebuilt and greatly expanded with ideas I’ve had in the years since.

I’ve noticed a recurring pattern in my fields of interest, and I think it happens elsewhere too.

It usually goes like this:

People who have been around the field for a while become increasingly disenchanted with their old mentors. They used to have good insights, but now mostly recycle the same things. Their best stuff was their earlier stuff. And so on.

It often leads to a kind of retroactive downgrade in the mentor’s perceived value.

I’ve seen it a lot with Warren Buffett over the years. People complain that his letters and interviews have become boring and redundant.

Part of what’s going on is the ‘curse of knowledge.’ Once you know something, it’s hard to put yourself back in the shoes of someone who doesn’t. Compound interest, anchoring bias, and non-zero-sum thinking might seem so-basic-you-don’t-even-have-to-think-about-them now. But a younger version of you had no idea what any of them meant, and learning and integrating those ideas likely changed how you saw the world, at least a little.

Some people happen to be really talented at doing certain things and really good at teaching others about them (those two circles in the Venn diagram don’t always overlap).

People like Warren Buffett, Mark Leonard, Richard P. Feynman1, Charlie Munger, Andy Grove, Ed Catmull, and Martin Scorsese.2

These are pretty revered names, but many other mentors and teachers aren’t superstars. They may not be as well-known, but they’re far enough ahead of you in something you want to learn.

🪣🚰 The archive and the drip

When you first discover a mentor, you don’t encounter their ideas at the rate they produced them. You can consume years or even decades of accumulated work in a matter of weeks or months. Speed-running through someone else’s hard-won wisdom.

You’re also not consuming a random sample of everything they’ve ever produced. Usually, you start with the greatest hits: the best book, the famous talks, the most quoted ideas, the highlight reel. 🏆⭐📚

Once you’re caught up, that ‘best of’ filter is gone. Now you get each new letter, interview, or idea in real time, at the rate one person can produce it. You drained the reservoir.

It’s an unfair race.

Nobody can keep coming up with brilliant original ideas faster than someone else can learn them. You can consume decades of a mentor’s accumulated work much faster than they can give you another decade of it. 📜

The way you consume the work changes too.

Early on, you seek out the books and talks, take notes, and actively try to integrate what you’re learning (📄🔍). Years later, a new letter may get a skim because you see where it’s going.

Now imagine that same letter is the first thing a smart reader ever encounters from Buffett. The anecdotes that feel stale to you might be revelations to them. Same letter, different reader.

Familiarity ≠ mastery

The other half of the story is you: you can become familiar with a mentor’s ideas much faster than your actual abilities grow.

The green line is the mentor. They’re already at or near the top of their field by the time you discover them. If they weren’t, they probably wouldn’t be on your radar.

You start near the bottom, in the steepest part of your own learning curve. There’s plenty of low-hanging fruit, so your understanding and ability can improve quickly. Eventually, that curve begins to level off. You may keep improving for the rest of your life, but the easy gains are behind you.

You can learn the vocabulary, recognize the patterns, and anticipate what they’ll say. You may know Buffett’s sayings well enough to quote him at the drop of a hat. But knowing the sayings is the easy part. The hard part is developing the judgment that produced the sayings and the ability to execute that produced the results.

🗜️ The part that doesn’t compress

This is the distinction that gets overlooked. The mentor may not have become much less impressive in absolute terms. Their marginal value to you has declined because you’ve already absorbed so much of what they have to teach.

Some parts of a skill compress well. Principles can be written down, examples can be studied, and vocabulary can be learned relatively quickly.

Other parts don’t. Judgment and execution depend heavily on tacit knowledge: things an expert knows how to do but may struggle to fully explain. Temperament and consistency aren’t knowledge in the same way. You can know exactly what to do and fail to do it. All four are much harder to package and transfer and tend to be built slowly through experience rather than absorbed from a book, talk, or letter.

There’s no clean dividing line or magic crossover point between the two. Those qualities may be present throughout the entire journey. But once the foundations are widely understood, plenty of people know the same concepts and repeat the same principles. What often separates exceptional performers from the rest is the part that doesn’t compress.

That means you can close much of the visible gap between yourself and a mentor without closing the part that matters most. Your familiarity goes up fast, but your independent ability improves more slowly. A relatively small remaining gap can still lead to a LARGE difference in results, even if fewer and fewer of their ideas make you think “Oh, I never thought of that.” Both can be true.

This is why you get “mentor fatigue.”

Learning from them paid enormous returns early on because almost every lesson was new to you. Now the returns are harder to come by. The mentor may not have deteriorated. You’ve simply collected most of the easy gains.

To be clear, sometimes mentors do get worse and start phoning it in. Some even turn into grifters who coast on past glories. All I’m saying is that even when mentors keep it real, it’s common to see this effect.

What actually changed?

When an old mentor starts seeming less impressive, three things may have changed: the mentor, you, or the world.

Sometimes you really *do* outgrow a mentor. You begin to see their blind spots, notice where their rules stop working, and think past what they taught you. That’s different from simply knowing their material by heart.

When a mentor succeeds at spreading an idea, they can make themselves seem less original in retrospect. 🔄

It’s kind of like watching Blade Runner or Alien today. Their influence is everywhere. Others have built on many of their ideas, and many of their choices have gone from seeming original to conventional. So you may think, that’s it? Everyone does this.

But conventions start somewhere. Sometimes everyone knows the stuff because the mentor helped teach it to everyone.

There can also be a little status game hiding in all this. Admiring a canonical mentor is ‘too obvious’ and doesn’t earn Sophistication Points™. Dismissing them and replacing them with someone obscure is a way to signal that you’ve graduated. Attacking the top dog can be a way to try to raise your social status.

I think of the full progression as the ‘Snob Sandwich’:

First, you admire the mentor. Then you think you’re sophisticated enough to dismiss them. Eventually, if you keep progressing, you may become sophisticated enough to admire them again.

The admiration on the other side is different from the kind you begin with.

Early on, you admire the mentor because their ideas are new to you. Shiny! Later, you may admire them because experience (aka failing a lot and seeing how hard it all is) has shown you just how hard the simple stuff is.

It’s one thing to know that temperament matters, but it’s another to keep ice in your veins when the headlines are apocalyptic and everyone around you thinks you’re an idiot.

🔬 From novelty to depth

At some point, the game changes. Early on, learning is mostly about collecting new ideas. Later, it’s about paring your collection down to the essential ideas and going deeper into them. Where does this principle break? What does it look like under pressure? What happens when two good rules point in opposite directions?

You also have to do more of the work.

You can’t just sit there waiting for the mentor to blow your mind every time they open their mouth. You have to bring something to the table: better questions, real problems you’re trying to solve. The same paragraph you read 10 years ago may have something different to teach you after you’ve tried and failed a few times. Expertise grows as you apply old ideas in new contexts.

This happens with favorite albums too. You can know every note, then return years later and somehow hear more in it because you have more life to bring to it. The album hasn’t changed, but you have. Mentors can be like that too.

You need your own wisdom to combine with theirs to create a new hybrid strand. 🧬

Conclusions are easy to memorize. The process that produced them is harder to see, but that’s where more of the remaining value lives. How did they get there? What did they get wrong? What changed their mind?

Eventually, you have to go beyond your mentors. Read the primary sources they studied. Explore adjacent fields to learn completely new things. Try things. Some of what you find will transfer back in ways that aren’t predictable.

The closer you get to the frontier, the less likely the next useful insight is waiting for you in a neatly packaged quote.

They may seem less impressive to you now. But those ideas didn’t come pre-installed. By the time a mentor starts sounding obvious, it can be easy to forget who helped make them obvious to you.
